Deck Board Replacement

Why this matters

A homeowner with a 15-year-old deck commonly has several boards that are rotted, split, or damaged. Replacing individual deck boards rather than rebuilding the whole deck extends the deck's life for a fraction of the materials and labor a full rebuild takes. The work is straightforward but requires matching the existing boards (wood species, size, finish), driving screws correctly into the existing joists, and verifying the underlying structure is sound. A handyman who does this well becomes the go-to for deck maintenance in their service area.

When to replace individual boards

  • Specific boards rotted, cracked, or split
  • Deck overall structure is sound
  • Less than 25 percent of boards damaged
  • Customer wants to preserve the deck's character

Between 25 and 40 percent damaged is the judgment band. Price both paths and let the customer pick, but look harder at the framing first: damage clustered over one or two bays usually means the joists under those bays are wet too, and that moves the job toward rebuild regardless of the board count.

When NOT to replace (recommend rebuild):

  • Over 40 percent of boards damaged
  • Joists or supporting structure rotted
  • Deck framing visibly sagging
  • Deck no longer meets current code (railings, attachment to house)

Match the replacement to the existing deck. Mixing materials creates visual inconsistency.

Materials

  • Replacement deck boards (matched species and dimensions)
  • Deck screws (galvanized or stainless; matching original size)
  • Joist hangers if needed (rare for board replacement)
  • Wood preservative (for end cuts)

Procedure

Step 1: Identify the boards to replace

Walk the deck:

  • Check each board for soft spots, splits, rot
  • Probe suspicious spots with a screwdriver or awl
  • Mark each board to be replaced with chalk or tape

Step 2: Assess underlying structure

  • Inspect joists for rot
  • Verify joist hangers are intact
  • Check ledger board (where deck attaches to house) for soundness
  • Identify any structural issues before replacing boards

If the structure is compromised, address that first or recommend rebuild.

Step 3: Remove failed boards

For each board:

  • Locate the screws (visible from the top)
  • Back out the screws with a drill driver
  • For screws that won't back out:
    • Drill the head off
    • Pull the board up
    • Remove the remaining screw shaft with pliers
  • For severely deteriorated boards, the board may break during removal; collect all pieces

Some boards are nailed (older decks):

  • Pry the board up gently from one end
  • Work along the length
  • Remove nails

Step 4: Inspect joists

Now that the boards are off:

  • Check each joist for soundness
  • Look for rot, splits, or insect damage
  • If joist damage is significant, address before replacing boards (sister a new joist alongside or replace joist if accessible)

Step 5: Measure and cut replacements

  • Measure the existing board span
  • Cut replacement boards to match (typically slightly oversize, then trim to fit)
  • Apply wood preservative to all cut ends (especially pressure-treated lumber)

Step 6: Install replacement boards

For wood boards:

  • Position the board on the joists
  • Maintain typical 1/8 to 1/4 inch gap between boards (for water drainage, board expansion)
  • Drive 2 screws per joist (typically 3 inch deck screws)
  • Drive screws straight; don't over-tighten (causes splits)
  • Check alignment as you go

For composite boards:

  • Use the manufacturer's specific fastener (typically hidden fastener system)
  • Follow the manufacturer's gap and installation specs
  • Composite expansion / contraction is significant; allow proper gaps

For the first and last boards:

  • Often the trim board against the house or end
  • May need special handling for tight fit

Step 7: Verify the installation

  • Walk on each new board; verify firmness
  • No bouncing or movement
  • Boards aligned with adjacent boards
  • No protruding screws or sharp edges

Step 8: Stain or treat (optional)

If the new boards need to match the existing color:

  • Allow new boards to acclimate (typically 30 days for pressure-treated)
  • Apply matching stain or sealer
  • For some woods, multiple coats over the season

Joist replacement / sistering

If a joist is rotted but the rest of the structure is fine:

Sistering a joist

  • Run the sister the full span where you can, landing on the same bearing points as the original (ledger at one end, beam at the other). At minimum it has to lap well past the damage on BOTH sides and bear on a support. A sister cut to the same length as the rotted section carries nothing, because it has nowhere to hand the load off to
  • Attach to the sound joist with through-bolts or structural screws, staggered, one every 12 to 16 inches
  • Only then does the new member take the load
  • Cheaper than full replacement

Full joist replacement

  • Disconnect the joist from the ledger and the beam
  • Slide out the failed joist
  • Slide in the replacement
  • Re-attach to ledger and beam

This is more invasive and typically requires removing nearby boards.

Ledger board considerations

The ledger board attaches the deck to the house:

  • Critical structural element
  • Should be properly flashed (water shield)
  • Should be securely attached (lag bolts or specific deck-ledger fasteners)

Failed ledger board = deck collapse risk. Recommend professional inspection if ledger looks compromised; not typically a handyman repair.

Customer expectations

Set expectations:

  • "Replacing boards extends the deck's life but doesn't eliminate eventual rebuild"
  • "Mixed-age boards: new boards look different from old until stained"
  • "Stain matching: approximate, not perfect"
  • "If we find structural issues, the scope may grow"

Common deck board mistakes

  • Replacing boards without checking joists: new board on rotted joist fails quickly
  • Wrong fastener for the material: rust streaks (galvanized in pressure-treated; should be stainless for some)
  • No gap between boards: water doesn't drain; boards rot faster
  • Wrong board orientation (bark side up vs down): incorrect orientation affects warping
  • Forgetting to seal cut ends: end-grain water absorption; rapid rot
  • Over-tightening screws: splits the board

Pressure-treated lumber considerations

Pressure-treated lumber:

  • Often wet from the treatment process (heavy)
  • Should be acclimated before installation (drying)
  • Different treatment chemistries; verify what's appropriate for ground/water contact
  • Some PT lumber requires stainless or galvanized fasteners (chemical attack on standard steel)

Stain matching

For matching new boards to old:

  1. Wait for the new lumber to dry out. Fresh pressure-treated wood is soaked with treatment solution and will not take stain. Give it weeks to months depending on weather, and test with the sprinkle method: flick water on the board, and if it beads, it is not ready.
  2. Clean and brighten the whole deck first, not just the new boards. A deck cleaner followed by a wood brightener strips the gray oxidized surface off the old boards and pulls them back toward a color the new wood can meet. Skipping this is why most matching attempts fail.
  3. Sample on real wood, not on a color card. Test the stain on a cutoff of the new board and on a hidden spot of the old deck. The same can produces very different results on new and weathered wood.
  4. Adjust with coats, not with a different product. New boards usually need one coat where old boards need two, or a slightly thinner application on the new. Same product, different build.
  5. Consider a solid or semi-solid stain if the customer wants an exact match. Transparent and semi-transparent stains show the wood underneath, which is exactly the difference you are trying to hide. Solid stain hides it.
  6. Stain the whole deck, not just the repair. A spot-stained board will never blend. If the customer will not pay to redo the whole surface, tell them the repair will show, and put that on the invoice.
  7. Do not stain in direct sun or before rain. Stain flashed off by heat sits on the surface instead of penetrating, and rain on uncured stain leaves permanent spotting.
  8. Set the expectation in writing: the goal is close, not identical, and the two will converge over a season or two of weathering.

If the customer wants it perfect on day one, the honest answer is a solid stain or a full re-deck. Say it before you start, not after.
