Fence and Gate Repair Standard

Purpose

Almost every sagging gate call is a post call. The gate is a light frame hanging off a lever, the hinge post is the lever, and a post that has rotted at grade or rocked loose in its hole shows up at the far corner of the gate as a dropped latch. Rebuilding the gate on a bad post buys a few weeks and then the same customer calls back, annoyed.

The second reason this SOP exists is that fence work is digging work. A post hole is one of the few things a handyman does that can put a shovel through a gas service, and the response to that is not something anyone should invent on the spot.

Scope

Covers repair of an existing residential or light-commercial fence: hinge and latch post correction, single post replacement, gate frame squaring and re-hang, picket and rail replacement, and the self-close and self-latch verification on any gate that is part of a pool or spa barrier.

Does not cover new fence runs, retaining walls, fences over about 7 feet or any fence needing a permit, property-line disputes, or the pool barrier itself beyond its gate hardware. A fence that has moved because the ground under it has moved is a grading problem, not a fence problem, and goes back to the office as a referral.

Procedure

1. Clear the dig before anything else, and know the response if you hit something. Have the office place the locate request through 811 and confirm the ticket is valid for today and for these post locations; state law sets the notice period and the tolerance zone around a marked line, so work to the marks the locator left, not to memory. Acceptance: a locate ticket number on the work order, marks visible on the ground, and hand digging inside the tolerance zone. What wrong looks like: an auger started on a homeowner's assurance that "there is nothing there." Stop rule: no valid ticket, no dig, and no exceptions for "just resetting the same post." Hazard: if a line is struck, nobody tries to plug, patch or pull it. Everyone leaves upwind and uphill on foot, no engine is started and no phone is used at the hole, the call goes to 911 and to the operator from a distance, and the site is kept clear until they release it. A struck electrical or communication line is treated as energized until the operator says otherwise.

2. Diagnose at the hinge post before you touch the gate. Check the hinge post for plumb in both planes, rock it by hand, probe it at grade with an awl, then measure the gate's two diagonals and check whether the hinge screws still have grip. Acceptance: a plumb reading, a probe depth at grade, and the two diagonal measurements, all written down. What wrong looks like: adding a turnbuckle to a square gate on a leaning post, which pulls the gate out of square to hide the post. Stop rule: a hinge post out of plumb by more than about 1/2 inch over its height, or probing soft at grade, means the post is the job and the gate frame is not touched until step 4. Hazard: rocking a tall post can bring the panel down on you, so push it from the side you can step away from, and keep children and pets inside for the whole visit before you start moving fence.

3. Correct the post to the condition the diagnosis found. A sound post that has rocked loose gets re-set or braced; a post rotted at grade gets replaced with its base below the local frost depth and its top cut to shed water. Acceptance: post plumb within about 1/4 inch over its exposed height, no movement under a two-hand push at the top, and the hole backfilled and consolidated in lifts rather than in one dump. What wrong looks like: a fresh post plumbed in a hole that was never cleaned out, which settles crooked in a season. Stop rule: a hole that will not hold its wall, or a footing you cannot get below frost depth because of rock or a utility, stops the step and goes to the lead. Hazard: dry cement powder and cured concrete cutting both release respirable crystalline silica, so mix downwind with the bag low, use water or on-tool extraction for any cutting, and take respiratory protection only under a written program per 29 CFR 1910.134; wet concrete is strongly alkaline and burns skin slowly enough that people do not notice until it is deep, so wear waterproof gloves and boots, keep it out of boot tops, and flush any contact with water at once.

4. Square the gate frame and brace it in the direction that carries load. With the post right, set the frame square by measuring both diagonals equal, then brace it: a rigid wood brace works in compression and runs from the bottom hinge corner up to the top latch corner, while a cable and turnbuckle works in tension and runs the opposite way, from the top hinge corner down to the bottom latch corner. Acceptance: the two diagonals within about 1/8 inch of each other, and the brace type matched to the direction just named. What wrong looks like: a wood brace run the same way as a cable, which puts the timber in tension and does nothing but add weight. Stop rule: a frame whose joints will not hold square under hand pressure is done, so rebuild or replace the frame rather than clamping it into shape. Hazard: cut and drill treated lumber outdoors and upwind with dust collection, since preservative-bearing wood dust is an inhalation and hand-to-mouth route, and no food, drink or unwashed hands after handling it.

5. Hang the gate to a measured gap, not to eye. Block the gate up to its finished height, set hinges into solid material with fasteners long enough to reach through the post rather than into trim, and set the hinge-side and latch-side gaps to the hardware manufacturer's stated clearance. Acceptance: the gate swings its full arc without touching, gaps within about 1/8 inch of the hardware's stated clearance top and bottom, and the latch engages fully with the gate at rest. What wrong looks like: gaps that close at the bottom as the gate swings, which means the frame is square but the post is still leaning, so it goes back to step 3. Stop rule: a latch that needs the gate lifted to engage is not accepted. Hazard: a gate is a two-hand lift at an awkward reach, so block it rather than holding it, and keep your fingers out of the hinge knuckle and off the latch jamb while it is being tried.

6. Repair the fence itself, and put back everything you took out. Replace failed pickets and rails to match, and re-fasten any panel or section removed for access. Acceptance: every section removed during the visit is reinstalled and pushes solid, with no gap left that a small child or a dog can pass; the fence line is continuous end to end at the end of the visit. What wrong looks like: a panel leaned back into place and screwed at one corner because the day ran out. Stop rule: if a section genuinely cannot be reinstalled today, the opening is closed with temporary fencing before the tech leaves and the customer is told in writing, in person, that the yard is not secure. Hazard: leaning panels and loose sections fall on people, so lay them flat or tie them to a solid post rather than standing them against the fence, and never leave a panel propped where a child can pull it over.

7. Verify the gate's safety function last, on the gate that has one. Where the gate is part of a pool or spa barrier, test that it self-closes from any open position and self-latches without help, and confirm the latch release position and gate swing direction against the barrier requirements your jurisdiction has adopted, whether that is the IRC appendix on pool barriers or the International Swimming Pool and Spa Code. Acceptance: released from full open, from half open and from a few inches open, the gate closes and latches on its own each time, three tries out of three; latch height and release location recorded. What wrong looks like: a gate that latches when pushed but stalls when released, which is the state most barrier failures are found in. Stop rule: any failure means the gate is secured closed before the tech leaves, by padlock or by fastening it shut, the customer is told in writing that the barrier is not compliant until the hardware is replaced, and the lead is notified the same day. Hazard: this is the step where a barrier is briefly open with the pool accessible, so nobody works on a barrier gate while a child is in the yard, and the gate is secured or attended for the whole time it is off its hinges.

The record this produces

The locate ticket number with its valid dates, hinge post plumb and probe depth before and after, gate diagonals before and after, the brace type and its direction, the hardware clearance used and the gaps achieved, and for a barrier gate the three self-close results with latch height and release location.

The office reads the locate ticket when a damage claim arrives months later, because a ticket number and a date are the only useful answer to that letter. The next tech reads the before-and-after diagonals and post plumb to see which one moved, which separates a settling fence from a gate hung wrong. The owner reads barrier-gate failures across tickets, because a shop that finds and documents them is in a different position from one that quietly rehangs them.

Worked pass: 4 foot wood gate in a pool barrier, dropping at the latch

Step 1: locate ticket placed two working days ahead, marks present for a gas service running roughly 6 feet outside the hinge post, hand digging used inside the tolerance zone.

Step 2: hinge post out of plumb 5/8 inch over its 5 foot exposed height, leaning toward the opening, and probing soft at grade to about 5/8 inch. Gate diagonals 55-1/4 and 54-3/8 inches, a difference of 7/8 inch. Post is the job, and the frame is out too.

Step 3: post replaced. Old post broke off at grade when pulled, confirming the probe. New post set below the local frost depth, backfilled in lifts, plumb read 1/8 inch over its exposed height with no movement under a two-hand push.

Step 4: frame re-squared to diagonals of 55-1/8 and 55-1/8 inches, a difference of zero, and braced with a rigid wood brace from the bottom hinge corner to the top latch corner. The old brace had run the other way and was in tension.

Step 5: hinges re-set into the new post, gaps set to the hinge manufacturer's stated clearance, latch engaging with the gate at rest and no contact through the arc.

Step 7 FAILED. From full open the gate closed and latched. From half open it closed and latched. Released from about 3 inches open, it swung shut but the latch bolt stopped short and rested against the keeper, so two of the three required tries passed and the third did not, which fails the acceptance as written. The stop rule fired: the tech fitted a padlock to hold the gate closed, wrote the failure and the three test results on the ticket, told the customer in person and in writing that the barrier was not compliant until the latch was replaced, and called the lead the same afternoon. The correct self-latching hardware went on the next visit, and the three-of-three test was re-run and passed then.
