Fence Post Repair

Why this matters

A fence with a rotted or leaning post compromises the entire fence. Wind or impact eventually drops the section; the customer's neighborhood is exposed. Replacing a single post is a small fraction of what a complete fence rebuild costs, and it buys the customer years. The work involves excavation, concrete, and careful alignment with neighboring posts. A handyman who can fix a leaning fence in 2 to 4 hours per post produces meaningful customer-side value at high margin.

When to repair

  • Visible lean of one or more posts
  • Customer reports loose or wobbly fence section
  • Post visibly rotted at the base
  • Insect damage at post
  • Post knocked over (vehicle, fallen tree)

When NOT to repair (recommend rebuild):

  • Multiple posts failing simultaneously
  • Wood rails or pickets in poor condition along with the posts
  • Entire fence reaching end of service life

Procedure for typical fence post replacement

Step 1: Identify the post and assess

  • Identify which post(s) need replacement
  • Verify the post is the problem (not just the rail attachment)
  • Assess surrounding posts (are they ready to fail too?)
  • Note the fence section orientation, line, and elevation

Step 2: Disconnect rails from the post

  • Remove screws or nails connecting rails to the post
  • Set rails aside (note their position)
  • For pickets attached to rails (and not directly to posts): pickets stay with the rails

Step 3: Remove the existing post

For posts with no concrete or loose concrete:

  • Dig around the post base
  • Lever the post up and out
  • Concrete may come with the post; break it up and remove

For posts firmly set in concrete:

  • Dig around the concrete
  • Use a fence-post puller (mechanical leverage tool) - rents at most hardware stores
  • Lever the post + concrete out
  • For very stubborn posts, cut the post off at ground level and excavate the concrete

Step 4: Inspect and prepare the hole

  • Hole should be 1/3 of total post length deep, minimum (for 8 ft post: 32 inches deep)
  • Hole should be 8 to 12 inches diameter
  • Place 4 to 6 inches of gravel in the bottom for drainage
  • Tamp the gravel

Step 5: Set the new post

  • Cut new post to length (deck above grade + the depth in hole)
  • Treat the cut ends with wood preservative
  • Place post in hole
  • Level the post (use level on two adjacent sides to verify plumb)
  • Brace temporarily (1x4 boards angled from post to ground)

Step 6: Add concrete

Two methods, dry mix or wet mix. Dry mix is faster and is what most fence work uses; wet mix gives better control over consistency and void-free fill on a post that has to hold a gate or a long run.

Method A: Dry mix (fast-set)

  • Pour dry concrete mix into the hole around the post
  • Add water per manufacturer
  • Stir gently with a stick to fully mix
  • Allow to set per manufacturer (typically 20 to 40 minutes)
  • This method is faster but less foolproof

Method B: Wet mix

  • Pre-mix concrete in wheelbarrow per manufacturer
  • Shovel into the hole around the post
  • Tamp to ensure no voids
  • Slope the top slightly away from post (for water drainage)

Step 7: Verify alignment

  • Re-check that the post is plumb
  • Verify it's in line with neighboring posts (use string line if needed)
  • Adjust if needed before concrete fully sets

Step 8: Allow to set

  • Concrete sets in 24 to 48 hours initially
  • Full cure: 7 to 28 days depending on mix
  • Don't apply load to the post until set

Step 9: Reattach rails

After concrete has set sufficiently (typically next day or 24 hours minimum):

  • Reattach rails to the post (same position as before)
  • Use new screws if originals were corroded
  • Verify alignment with the rest of the fence section

Step 10: Restore landscape

  • Clean up excavated soil
  • Backfill any low spots
  • Restore mulch, grass, or whatever was originally there

Special cases

Vinyl fence posts

  • Different installation method
  • Often uses a metal anchor in concrete with vinyl post slipping over
  • Follow the specific manufacturer's installation guide

Chain link posts

  • Steel posts; different sizing
  • Concrete typically in shoe / sleeve design
  • Set per the chain link manufacturer

Tall fence (8 ft and over)

  • Posts need to be larger (4x6 or 6x6 instead of 4x4)
  • Deeper holes (1/3 rule still applies)
  • More concrete

Stone or concrete walls

  • Post mounting differs entirely; typically post attaches to existing wall surface
  • Different procedure; not typical handyman work

Below-frost-line considerations

In cold climates, post depth should extend below the frost line (typically 36 to 48 inches):

  • Frost heave will lift posts not set below frost line
  • Local frost depth determines proper depth
  • Some posts that have heaved need to be reset deeper

Post height considerations

When replacing a post, match the height of neighboring posts:

  • Measure neighbors' visible height
  • Subtract for the depth in hole
  • Cut the new post to match

For fences where the top should be level:

  • String line across multiple posts to establish the level line
  • Mark each post for cutting

For most repair situations, fast-set is the easiest. For multiple posts in a single day, standard cement may be more economical.

Customer expectations

Set expectations:

  • "Wait 24-48 hours after the concrete sets before putting weight on the post"
  • "The repair extends the fence life for years, but eventually other posts may need similar work"
  • "If the fence section near this post becomes loose later, additional posts may need attention"

Common fence post repair mistakes

  • Digging without calling in a locate. Utilities do not care that it is a one-post repair, and the original hole is no guarantee of anything, since lines get installed and rerouted after fences go up. Call it in, wait the required time, and hand-dig inside the tolerance zone.
  • Setting the post directly on the bottom of the hole with no gravel. The post then sits in a concrete cup that holds water against the end grain. Gravel and a tamped base give it somewhere to drain, and it is the difference between a repair that lasts and one that rots from the bottom again.
  • Finishing the concrete flat or dished at grade. Crown it and slope it away. A concrete collar that ponds water at the post is a wick, and this single detail causes more repeat post failures than the wood species ever does.
  • Reusing the old hole without cleaning it out. Rotted wood, old concrete chunks, and soft fill leave voids that never carry load. Clear it to solid material or dig a fresh hole beside it.
  • Skipping preservative on field cuts. Pressure treatment does not run all the way through the section. Every cut end, especially the one going in the ground, gets treated before it is set.
  • Post depth set by the bag rather than by the fence. Depth follows post length and the local frost line. On a tall fence or a gate post, go deeper than the standard line post; those carry loads the others do not.
  • Hanging rails on green concrete. Fast-set gets you standing and plumb, not loaded. Bracing comes off and rails go back on after it has actually cured, or the post walks out of plumb and the customer sees it a week later.
  • Fixing one post and ignoring the neighbors. Probe the adjacent posts with an awl at grade while you are there. If two more are soft, the customer should hear it now, priced as one visit, rather than paying a trip charge three separate times.
  • Setting the new post out of line. String from the posts on either side before the concrete goes in. A post that is plumb but an inch proud of the run is visible from the street forever.
