Material Run and Time Accounting on a Visit
Purpose
The largest unbilled block in a solo handyman's day is the drive to the supply house. It does not appear on the ticket, it does not appear in the estimate, and it does not appear in the shop's idea of how long that job type takes, so the same job comes in light again next month for the same reason.
This procedure guarantees that materials are checked against the truck by eye before the visit, that anything needing to be specified on site gets specified before the first tool runs, that a run is a decision made against a stated cap rather than a reflex, that the run is clocked as its own segment, and that the receipt is allocated at the counter rather than reconstructed at home. The failure it prevents is the visit that produces good work, a full day of hours, and a job type nobody can price because the travel inside it is invisible.
Scope
Covers material planning and time capture for a booked visit at a residential or small commercial site, from the night-before load check through the close-out reconciliation.
Explicitly not covered:
- How the block itself is structured and what the reserve is for, owned by the half-day and full-day visit standard.
- Which items get done in which order and why, owned by the multi-task work order scoping and sequencing procedure. This one only re-sequences AROUND a run.
- Materials the customer supplies, owned by the customer-supplied materials acceptance procedure, which runs before this one on those items.
- Payroll treatment of travel time. How travel is paid is a wage-and-hour question for your own advisor; what this procedure produces is an accurate record of when the truck moved.

The procedure
Build the material list from the work order the night before and verify each line against the truck by eye. Acceptance: every item on the order carries a line naming the material, the quantity, and a yes or no on whether it is physically on the truck now, confirmed by looking rather than remembering. Wrong looks like counting the caulk tube in the door pocket as a tube of caulk when it is a third full and skinned over. Stop rule: any item whose material cannot be determined without seeing the site is marked "spec on arrival" and gets a decision point early in the day rather than becoming a surprise at hour three. Hazard: loading is where a solo tech hurts his back and where a load comes loose, so long stock gets loaded with a strap rather than a knee, and anything above the bed rail is tied before the truck moves, a duty that lives in your state's traffic code for a light service truck and in the federal cargo securement rules at 49 CFR 393 Subpart I only once the vehicle's weight rating makes it a commercial motor vehicle.
Specify the "spec on arrival" items before the first tool runs, by measuring the actual condition. Acceptance: for each such item, the critical dimension or profile measured on site and compared against what is on the truck, in writing: casing width and profile, hinge size and backset, tub surround length, blind width, thread size at the stub. Wrong looks like carrying 2-1/4 in colonial casing to a house trimmed in 3-1/4 in ranch and finding out after the old trim is off. Stop rule: a mismatch found here goes to step 3 before anything is demolished, because a mismatch found after demolition removes the option of leaving it alone. Hazard: measuring around existing trim and fixtures still means reaching behind and under things, so a light goes in first and fingers do not go anywhere the eyes have not.
Decide the run against a stated cap, before the truck moves. A workable default, which each shop should tune to its own drive times: a run is authorized when the estimated round trip including counter time is at or under 25 percent of the hours REMAINING in the block at that moment, and one run per visit is the ceiling. Acceptance: the decision written with three numbers, the hours remaining, the estimated round trip in hours, and the ratio between them. Wrong looks like leaving because the item is missing, which is how a 6 hour block quietly becomes 4 hours of work. Stop rule: over the cap, the item becomes an open item with a date and the day re-sequences around it; a genuine exception goes to the lead and gets recorded as an exception. Hazard: an unplanned mid-visit drive is the highest-energy act of the day, so loose tools go in the bed or a case before the truck moves and the phone stays out of the tech's hand.
Re-sequence before you drive, and leave the site in a state you would be happy to leave overnight. Acceptance: everything not dependent on the missing material either finished or brought to a natural break before departure, and anything isolated, opened or removed recorded on the ticket with the state it is in. Wrong looks like driving away with a wall open, a fixture out and the water off, because a 45 minute run becomes two hours the day the supplier is out of stock. Stop rule: a site that cannot be left in that state does not get left, and the run waits for a break that allows it. Hazard: leaving an occupied home mid-work puts the occupant next to your unfinished work, so an opening gets covered, a drain gets plugged, tools and blades come off the floor, and any breaker or stop you closed gets named to the occupant before you go.
Clock the run as its own segment, with four times and the odometer. Acceptance: departure from site, arrival at supplier, departure from supplier, arrival back at site, all recorded to 0.01 hour, plus round-trip miles, and the segment labelled as a run rather than folded into labor. Wrong looks like a single block of "labor 6.0" on a day containing 80 minutes of driving, which teaches the estimator nothing. Stop rule: a run running more than 50 percent past its own estimate gets a call to the lead from the supplier lot, before a second store, rather than being absorbed silently. Hazard: none at this step beyond the driving already named, and the discipline is that the times get written when they happen, because a time reconstructed at the end of the day is a guess wearing a decimal point.
Allocate the receipt at the counter, line by line, to the work order item that consumed it. Acceptance: a photograph of the receipt attached to the job, every line annotated with the item it belongs to, and anything bought against future need marked as stock rather than job. Wrong looks like a receipt with eleven lines and no allocation, which becomes shop overhead nobody can trace back to a job type. Stop rule: a line you cannot allocate to an item goes to stock rather than being spread across the job, because a guessed allocation corrupts the cost history the template is built from. Hazard: none at this step, it is two minutes at a counter, and doing it there rather than at home is the entire control.
Reconcile the visit at close, and correct the template by half the gap rather than all of it. Acceptance: the visit split into productive hours, run hours, and setup and cleanup hours, each as a number and as a percentage of the booked block, plus a note on any item type whose material has now missed twice. Where a correction is due, move the template by half the observed gap, because moving it by the whole gap makes it oscillate rather than settle. Wrong looks like a reconciliation that reports only total hours, which cannot distinguish a slow tech from a long drive. Stop rule: a gap you cannot explain from the segments does not get a template change at all until a second visit confirms it. Hazard: none at this step, it is done at a desk, and it is the step the whole procedure exists to feed.
The record this produces
A materials and time block on the ticket, which is what the estimator reads when a job type keeps coming in light:
- Load check: each item, its material, quantity, and on-truck yes or no.
- Spec on arrival: the measurement taken, what was on the truck, and match or mismatch.
- Run decision: hours remaining, estimated round trip, the ratio, and authorized or open item.
- Run actuals: four times, round-trip miles, and the variance against the estimate.
- Receipt: photograph, per-line allocation, and anything marked stock.
- Reconciliation: productive, run, and setup and cleanup hours with their percentages of the block, and any template correction with the gain applied.
Worked pass: five-item visit, 6.0 hour block, interior trim and doors
Step 1: five items listed the night before. Four fully stocked and verified by eye. Item 3, replacing damaged casing on two openings, marked "spec on arrival" because the booking photo did not show the profile.
Step 2: measured on arrival at 0.3 hours in. Existing casing is 3-1/4 in ranch profile; the truck carries 2-1/4 in colonial. Mismatch, and nothing had been demolished yet, which is the point of doing this before the tool runs.
Step 3: at that moment 6.0 minus 0.3 leaves 5.7 hours remaining, and 25 percent of 5.7 is 1.43 hours. Estimated round trip to the supplier 9 miles away, including counter time, was 0.8 hours. 0.8 is under 1.43, so the run was authorized.
Step 4: rather than leaving immediately, the tech finished item 1, a door adjustment needing no travel, taking 0.9 hours and bringing the used total to 1.2 hours. Nothing was left open, no water off, no fixture out.
Step 5 FAILED and took its stop rule. The first supplier did not stock the ranch profile. Actual elapsed at that point was already 0.75 hours, and a second store would clearly breach the estimate, so the call went to the lead from the first supplier's lot rather than after the fact. The lead authorized the second stop, because the alternative was a return visit for two openings. Total run came in at 1.35 hours against the 0.8 estimate, and 1.35 divided by 0.8 is 1.69, so the run ran 69 percent past its estimate, which is past the 50 percent trigger and is why the call was required rather than optional.
Step 6: seven lines on the receipt at the second store. Five allocated to item 3, being four lengths of casing and a box of finish nails. Two lines, a tube of caulk and a pack of blades, marked stock because they were bought against future need rather than for this job.
Step 7: the 6.0 hour block split into 3.9 hours productive, 1.35 hours run, and 0.6 hours setup and cleanup, which sums to 5.85 hours, leaving 0.15 hours unallocated. Against the 6.0 hour block that is 65 percent productive, 22.5 percent run and 10 percent setup and cleanup, with 2.5 percent unaccounted. Casing work has now missed on profile twice, so the template correction applies: the observed gap is the full 1.35 run hours the template carried as zero, and half of 1.35 is 0.675, entered as 0.7 hours of material allowance on trim replacement in a house of unknown profile, together with a booking-side photo request for the profile.
Read back against the general section: step 3's cap was computed on the hours remaining at the moment of the finding rather than on the whole block, which is the unit of analysis the step names, and had the tech waited until after item 1 the same 0.8 hour run would have been measured against 25 percent of 4.8 hours, or 1.2 hours, and would still have cleared.
