Equipment Breakdown on Route Response

Purpose

Turn a machine going down at stop four into a bounded decision made inside fifteen minutes of the machine stopping: what is safe, what may be fixed here, which stops still get served, and who gets told. Both clocks in this procedure, the notification rule and the repair cap, run from that same moment.

A breakdown costs a shop far more in route damage than in parts. The crew that spends fifty minutes on a driveway loses the afternoon as well as the machine, and the office finds out at four o'clock when three customers have already called. The crew that stops, calls, works the coverage arithmetic and defers from the end of the route backwards keeps most of the day.

A roadside repair is also where people get hurt: no stands, no torque wrench, a tech on a clock and a customer watching puts a hand under a deck held up by its own frame.

Scope

Covers a mower or handheld failing during a scheduled route: the safety read, moving the machine, notification, the bounded on-site repair, the coverage decision, loading a dead machine, customer notification and shop hand-off.

Does not cover property damage on a mowing route, the weather or turf-condition hold, tiedown selection, or shop diagnosis of belts and hydro drive; those belong to the property damage response, service skip and weather hold, trailer loading and securement, and belt and hydraulic inspection SOPs. The reschedule log is owned by route sequencing and daily close-out, which this procedure writes into.

Procedure

  1. Shut it down and read the failure class before you touch anything. Kill the engine, set the brake, and stand back to look for smoke, flame, a fuel smell or spraying fluid. Acceptance: the failure named as one of fire or fuel, fluid loss, drive, cutting system, or electrical, said out loud before any tool comes out. Hazard: smoke, flame or a strong fuel smell means everyone moves upwind and away, the engine cover stays shut because opening it feeds air to a fire and puts a face over it, and the fire department is called - an incipient fire is fought only by someone trained under 29 CFR 1910.157, with a Class B extinguisher, and anything larger is left alone. Stop rule: after any fire or fuel event the machine does not restart on that property for any reason.

  2. Get the machine and the crew out of the traffic and customer path. Acceptance: machine chocked on level ground off the road and off the drive apron, cones and high-visibility vests out if any part of the work is within reach of moving traffic, bystanders kept back. Hazard: a hydro machine only pushes with its bypass valves open, and open valves remove its hydrostatic braking entirely, so this is never done on a grade, never with anyone standing downhill of it, and the chocks go in before anyone lets go. Stop rule: a machine that cannot be moved by hand stays where it is, coned off, and waits for the trailer.

  3. Call dispatch inside 15 minutes of the machine stopping, before any repair attempt. The clock runs from the stop, not from the end of the repair try, because the office needs the time to move a customer. Acceptance: call logged inside 15 minutes carrying machine number, hour reading, the step 1 failure class, the property, and the stops remaining. Wrong looks like a crew that fixes for half an hour and then calls. Stop rule: no signal means the call goes out at the next point of coverage and the delay is written on the ticket. Hazard: none at this step, a call made from the property with the machine chocked.

  4. Attempt only what is on the permitted list, and only inside a 15-minute cap. Permitted on site: trimmer line and head, spark plug, air filter, a fuel top-up from a labeled can, a thrown deck belt re-seated to the machine's routing decal or a broken one replaced with the correct part number, and a loose battery terminal. Not permitted off the shop bench: anything hydraulic, blade removal, tire repair, drive or electrical work beyond re-seating a connector, and any job needing the machine lifted. Acceptance: the machine either runs and passes the check below inside 15 minutes, or it is down. Stop rule: no substitute parts - a belt of the wrong part number does not go on, at any length - and the cap is not extended because it feels close. Hazard: engine dead, key out, plug boot off and taped, machine cool, nothing under a machine held up by its own deck; before a repaired machine cuts again, the blades must stop when the operator control is released and the operator presence system must shut it down when the seat is left, both ANSI/OPEI B71.4 functions the manufacturer certified the machine to and neither ever tied back to save a route; a machine failing either is down regardless of whether it runs.

  5. Make the coverage call on a stated gate, from the end of the route backwards. The shop default: if covering a stop with the equipment still running adds more than 30 minutes of on-site time to that stop, it is deferred rather than absorbed; tune the figure to your day length. Acceptance: each remaining stop tested against the gate with a number, and deferrals taken from the last stop backwards so the crew is not driving past served properties. Wrong looks like absorbing every stop and finishing in the dark, which turns one failure into a week of late routes. Stop rule: a stop that cannot be served to the work standard is deferred, not half-served and invoiced. Hazard: none at this step, it is arithmetic done on a tailgate with the machine chocked.

  6. Load the dead machine with the ramp discipline you would use for a running one. Acceptance: winch or two people with a ramp rated for the machine, nobody below or beside it, bypass valves confirmed closed once it is on the deck so it cannot roll, and tiedowns per the trailer loading and securement standard. Wrong looks like one person walking a dead zero-turn up a ramp by hand. Stop rule: if the machine cannot be loaded with the equipment on the truck, it is coned and left, and the shop brings the right ramp. Hazard: a machine with no drive rolls back down a ramp with nothing holding it, and if it leaked fuel or oil on the way, the spill is absorbed under the fuel handling SOP before the trailer moves.

  7. Tell every customer whose stop moved, the same day. Acceptance: each affected customer contacted before the end of the day with what happened, the day the make-up visit lands on, and no invoice for a visit that did not happen. Wrong looks like silence and a hope nobody notices, which converts a maintenance failure into a service complaint. Stop rule: a customer who cannot be reached gets a message and the attempt is logged, and the account is flagged for the office in the morning. Hazard: none at this step, it is a call from the truck.

  8. Red-tag the machine and hand it off in writing. Acceptance: physical red tag carrying the hour reading, the date and a written symptom that names what the tech felt or heard, at what throttle or ground speed and in which direction, with the key pulled. Wrong looks like "runs bad" on a tag. Stop rule: a red-tagged machine does not go on tomorrow's board and is not handed to a different crew to try, because that hands the same failure to somebody who was not there. Hazard: none at this step, the machine is already dead with its key out.

  9. Close the day so the deferral cannot disappear. Acceptance: every deferred stop on the reschedule log with a reason and a date, the breakdown line filled in, and the route reconciled that evening. Stop rule: a stop with no closed status and no deferral line is chased that evening, not at invoicing. Hazard: none at this step, it is desk work.

The record this produces

  • Breakdown line: date, machine, hours, failure class, what was attempted on site, minutes lost, stops deferred. Read monthly: three breakdown lines on one machine in a season is a replacement decision, not a repair decision.
  • Reschedule log entries, which stop a deferred property from vanishing.
  • Red tag and shop symptom, read by whoever picks the machine up.
  • Notification record per customer, read when someone says nobody told them.

Worked pass: 11-stop route, machine down at stop 4

The route is 11 stops with a planned close at 16:00. At 10:20 the deck stops on the 60 in zero-turn with a burnt rubber smell, drive still working.

Step 1: no smoke, no flame, no fuel smell, nothing spraying, so the failure class is cutting system, said out loud. Step 2: machine chocked on the flat of the drive, off the apron, nobody in the road.

Step 3 is breached, and the log says so. The crew opened the deck first and called at 10:41, which is 21 minutes after the 10:20 stop and 6 minutes past the 15-minute rule. That is written on the breakdown line as a breach rather than rounded off; the correction is simple, the call goes out while somebody else is looking at the deck.

Step 4 fails. The deck belt is broken, and a broken belt replaced with the correct part number is on the permitted list, but the spare on the truck is a 50 in belt for the 50 in deck, not the 60 in part number. Stop rule taken: no substitution at any length, and the attempt started at 10:20 so the 15-minute cap ran out at 10:35 in any case. The machine is down.

Step 5, on the 36 in walk-behind that is still running. The shop's measured figures are 1.6 times the zero-turn's on-site time on small residential lots and 2.1 times on the larger semi-commercial lots, measured separately because the penalty grows with lot size.

  • Stops 5 through 8 are small residential at 20 minutes on-site with the zero-turn. 20 x 1.6 = 32 minutes, a penalty of 12 minutes each, which is under the 30 minute gate, so all four are served.
  • Stops 9, 10 and 11 are the larger lots at 45 minutes with the zero-turn. 45 x 2.1 = 94.5 minutes, a penalty of 49.5 minutes each, over the gate, so all three defer, taken from the last stop backwards.

Four stops served plus three deferred accounts for the seven remaining after stop 4. Net it against the plan rather than adding to it: those seven were planned at 4 x 20 plus 3 x 45, or 215 minutes on site, and the served set runs 4 x 32, or 128. The three deferrals remove more work than the walk-behind penalty adds, so on-site time falls 87 minutes and the drive to those three comes out on top of that. The 16:00 close moves earlier, not later, and what the crew lead puts on the 10:41 call is which three stops are moving.

Step 6: two people and the ramp, bypass valves closed on the deck, strapped to the securement standard. Step 7: the office reaches all three deferred customers before 15:00 and dates the make-up for Thursday. Steps 8 and 9: red tag reading deck belt failed at 648.7 hours, three lines on the reschedule log, and one breakdown line carrying the 6 minute notification breach.
