Route Sequencing and Daily Close-Out

Purpose

Build the day so it can actually be finished, and end it so nothing quietly disappears. A maintenance route fails in one of two ways. Either it was sequenced by map distance while the real constraints were times of day, in which case the crew arrives at a school at pickup or at a restaurant during the lunch rush and burns the afternoon recovering, or it was finished in the truck at six in the evening from memory, in which case a property that never got serviced is invoiced anyway and the shop finds out from the customer. This standard sequences against the constraints that have hard edges and closes the day with a reconciliation: every planned stop ends in a closed status, and every gap carries a reason and a date.

Scope

Covers building and releasing a daily maintenance route, running it against a clock, taking the deferral decision, closing the truck, and reconciling planned stops against closed stops. Owns the reschedule log that every other route SOP writes deferrals into.

Does not cover the go or no-go call on weather, saturation or drought, which the service skip and weather hold decision SOP owns; this procedure only executes the deferral it produces. Does not cover the permitted start hour, which the noise ordinance SOP owns, or the heat cadence, which the heat illness prevention SOP owns. Does not cover the work standard at each property, which the weekly mowing route service standard SOP owns.

The row that fails is the third. A property whose beds have doubled since spring still carries its original on-site minutes, so the crew runs 20 minutes late from the fourth stop onward every week, and the sequence gets blamed instead of the estimate.

Procedure

  1. Sequence against constraint windows first, then against drive time. Every stop gets an earliest permitted start and a latest useful finish before anything is ordered by geography: the permitted start hour for powered equipment, a commercial property's no-service hours, a school's arrival and dismissal, an irrigation cycle you cannot mow through, and shaded properties moved into the hottest part of the day. Acceptance: each stop on the sheet carries a window in clock times, and no two stops with overlapping hard windows sit adjacent. Wrong looks like a route optimized purely by miles that puts the restaurant at noon. Stop rule: a stop with no window recorded is treated as unconstrained only if the property card says so; otherwise it goes back to the account manager before release. Hazard: none, this is built at a desk the evening before.

  2. Set the between-stop buffer from measured time, not from optimism. Buffer is drive plus unload plus load, and 15 to 30 minutes is a sound shop default to start from and tune against your own arrival stamps after a month of data. Acceptance: the sheet shows on-site minutes and buffer minutes per stop, and the sum plus breaks fits inside the shift with slack stated as a number. Wrong looks like a route with no slack at all, which means the first flat tire spends the rest of the day. Stop rule: a route that only fits with zero slack loses its last stop at build time rather than at four in the afternoon. Hazard: none, still at the desk, and that is exactly why this is where the compression gets removed instead of on the road.

  3. Release the route with the stop count and the planned close time said out loud. Acceptance: the crew can state how many stops they have, which property is last, and what time the sheet expects them to be loading at it. Wrong looks like a crew that knows only the next address, because a crew that cannot see the end of the day cannot tell when they are behind. Stop rule: a crew that cannot state the count does not leave until they can, since the count is what step 5 reconciles against. Hazard: none, a briefing at the truck with engines off.

  4. Stamp arrival and departure at every stop, from the property. Acceptance: two timestamps per stop, entered while standing at the property rather than reconstructed, and the on-site minutes visible against the sheet's assumption. Wrong looks like eight stops stamped in one burst from the last driveway, which produces plausible numbers that describe nothing. Stop rule: a stop that was serviced but not stamped is written up as an exception with the crew lead's estimate labelled as an estimate, never entered as if it were a stamp. Hazard: nothing is entered while the vehicle is moving, and the stamp happens with the machine shut down rather than one-handed over a running mower.

  5. Reconcile at the halfway mark, against stops closed rather than against feel. Acceptance: at the planned midpoint the lead compares stops actually closed to stops the sheet expected closed, converts the difference to minutes using the sheet's own per-stop figure, and compares that to the slack stated at step 2. Wrong looks like a lead who feels a bit behind and speeds up, which is how a crew arrives at the sixth property already tired and skips the pre-start walk. Stop rule: a deficit larger than the remaining slack goes to step 6 rather than being absorbed, because a crew cannot make up a stop's worth of minutes across the properties that are left without cutting something. Hazard: compression is itself the hazard here, since the corners a rushed crew cuts are the walk-the-property check and the guard that takes a minute to reseat.

  6. Take the deferral by rule and place it on the reschedule log before the truck moves. Acceptance: the deferred property is chosen against stated criteria, meaning the one with the most tolerant growth stage, no event on the customer's calendar, and no chemical or irrigation dependency, and it is written on the reschedule log with a specific date and a call placed to the customer from the property. Wrong looks like a crew running the last property in fading light because nobody wanted to make the call. Stop rule: a deferral that has not been given a date does not count as deferred, it counts as missed, and it is escalated to the office the same evening. Hazard: the tail of a compressed day is where blade contact, trailer ramp falls and back injuries land, so a property is deferred rather than run by a crew that has already worked past its planned close.

  7. Close the truck out on the property, not at the shop. Acceptance: every machine accounted for by count against the load list, blades disengaged and keys pulled, fuel and mix noted for the morning, ramp up and pinned, straps and chains checked by a second person, and lights watched through a full cycle. Wrong looks like a trimmer left leaning on a fence at the fourth property, discovered on Thursday. Stop rule: a count that does not reconcile means the crew retraces to the last stop where the item was used before leaving the neighborhood, and any machine red-tagged during the day stays tagged and does not get quietly loaded for another crew. Hazard: nobody stands downhill of a machine going up a ramp, and a machine is never ridden onto a trailer with a crew member between it and the ground.

  8. Reconcile planned against closed the same evening, with a reason on every gap. Acceptance: every stop on the sheet ends in one of three statuses, serviced, deferred with a date, or refused with a reason, with no blanks; the office runs this before anything is invoiced. Wrong looks like a route sheet with eight of eleven stops ticked and three blank, which reads as done to the invoicing screen. Stop rule: an unexplained blank goes back to the crew lead the same evening rather than being resolved by assumption, and a property invoiced for a visit that did not happen is corrected before the statement rather than after the phone call. Hazard: none, this is done at a desk, and naming it as a step is what stops it from being the thing everyone assumes someone else did.

The record this produces

One route sheet per crew per day carrying: planned stop count, the constraint window per stop, assumed on-site and buffer minutes, stated slack, actual arrival and departure stamps, on-site minutes actual against assumed, the midpoint reconcile figures, any deferral with the property, the reason, the date and the customer contact time, the machine count at close-out, and a closed status against every planned stop.

Assumed on-site minutes against actual is the pair that pays for the record. Two or three weeks of stamps tell you which properties are quietly costing more time than they were sold at, and that is a pricing conversation with evidence rather than a feeling that the Thursday route is heavy. The reschedule log is the shop's single list of owed visits, and every other route SOP that defers a property writes into it here rather than keeping its own.

Worked pass: eleven stops, a mid-morning breakdown, one deferral

Shift runs 07:00 to 15:30, which is 8.5 hours or 510 minutes, less a 30 minute lunch, leaving 480 minutes of route time. The sheet assumes 26 on-site minutes and 12 buffer minutes per stop, so 38 minutes each, and 11 stops at 38 is 418 minutes. Adding 20 minutes for the morning load and evening close leaves 438 minutes committed against 480 available, so step 2 states 42 minutes of slack.

Step 1 fixes three windows: the strip-mall property cannot be serviced between 11:30 and 13:30, the elementary school frontage is off limits from 14:15, and one residential stop sits inside a homeowners association that starts an hour later than the municipal ordinance, which the noise SOP owns and this sheet simply carries. Step 3 releases with the crew able to say eleven stops, last property named, expected loading at 15:05.

Step 4 stamps clean through the morning until a trimmer will not restart at the third property and eats 25 minutes.

Step 5 fails. At the 11:00 midpoint the sheet expected six stops closed and four are closed. Two stops short at 38 minutes each is 76 minutes of deficit, against 42 minutes of slack, so the deficit exceeds the slack by 76 minus 42, which is 34 minutes. Stop rule taken: this goes to step 6 rather than being absorbed across the seven remaining properties.

Step 6 picks the deferral against the criteria rather than by convenience. The strip mall cannot move because of its window. Two residential properties are on a seven-day cycle and would go nine days, which is inside tolerance at this growth stage. Of those, one is hosting a graduation party on Saturday per a note on its card, so the other is deferred. Deferring it releases 38 minutes, which covers the 34 minute shortfall with 4 minutes to spare. The customer is called from the curb at 11:12 and given Thursday morning, and the reschedule log is written before the truck moves.

Steps 7 and 8 close it out. The machine count reconciles at ten items against ten, the failed trimmer is red-tagged and left tagged rather than swapped onto the other truck, and the office reconciles ten serviced and one deferred with a date against eleven planned, with no blanks. The 25 minute trimmer stall lands on the equipment log, and by the third occurrence that month the pattern is a fuel batch question rather than eleven separate bad mornings.
