Mortise vs Cylindrical Lock Commercial Decision Matrix

Why this matters

Choosing between mortise and cylindrical hardware on a commercial door has consequences that outlast the purchase decision by 20+ years. Mortise locks are serviceable, configurable, and code-compliant for life-safety egress in a way cylindrical never matches; they also need a 4-3/4 in deep door prep that retrofits are not friendly to. Cylindrical is fast to install, cheap to replace, and the right answer for high-cycle low-security interior doors. The wrong call locks a building into either over-spec maintenance cost (mortise where it wasn't needed) or annual lock replacements (cylindrical on a high-abuse door). This matrix gives a defensible choice rule by door function, occupancy, and security context plus the retrofit reality of converting between the two.

Symptom presentation - door functions that drive the choice

Commercial doors fall into 6 functional classes. The right lock class is determined by function, not by what's currently installed.

  • Storefront / front entrance: mortise (life-safety lever, panic device interface, multi-point options).
  • Exit-only egress door (no entry): panic exit device with mortise or rim mounting; never a cylindrical.
  • Stairwell or fire-rated corridor: mortise with fire-rated label; cylindrical only if specifically labeled for fire rating.
  • Office interior (privacy or office function): cylindrical Grade 1; mortise is overkill.
  • Restroom: cylindrical with privacy function; mortise overkill.
  • Storage room / mechanical / electrical: cylindrical Grade 2 or 1; mortise where high security or theft history.

Quick checks before specifying

Three measurements that lock the choice before you order parts:

  1. Door material, thickness, and stile width: hollow metal and solid-core wood both run 1-3/4 in thick as the commercial standard, and either will take a standard mortise body. Aluminum storefront is also about 1-3/4 in thick, but thickness is not what constrains it; STILE WIDTH is. A narrow stile has nowhere near the face material a 2-1/8 in cross-bore needs, which is why storefront is purpose-built for narrow-stile mortise hardware (Adams Rite class) and why a cylindrical lock is simply not an option there.
  2. Existing prep: cylindrical (2-1/8 in cross-bore) cannot easily convert to mortise without a new door or a heavy-duty mortise conversion kit. Mortise pockets to cylindrical can be filled (rare, costly).
  3. Code requirements: panic hardware is not triggered by occupant load alone. Under IBC Section 1010.1.10 it is required where a door serves a Group A (assembly) or Group E (educational) occupancy with an occupant load of 50 or more, on any Group H occupancy, and on doors to certain electrical rooms. A 70-person Group B office suite does not pick up the requirement from the head count. Read the occupancy group first, then the load, and check the state amendment because this section gets amended often. Fire rating on stairwell and corridor doors runs through IBC Section 716.

Isolation tree

  1. Does the door require panic hardware (occupancy group AND occupant load, or a state amendment)? Yes → mortise or rim exit device, never a cylindrical with bolt. No → continue.
  2. Is the door a fire-rated assembly (stairwell, corridor cross-corridor, area separation)? Yes → fire-labeled lock required; both mortise and cylindrical have rated options; specify per UL/UBC fire rating. No → continue.
  3. Is the door an exterior main entrance or a front-of-house door with public access? Yes → mortise (cylinder swap-out without door damage, lever interface options, multi-point compatibility). No → continue.
  4. Is the door narrow-stile aluminum storefront? Yes → Adams Rite-class narrow-stile mortise; cylindrical does not fit the stile. No → continue.
  5. Is the door a high-cycle interior door (over 500 cycles/day) at a property where lock replacement is acceptable on a 5 to 7 year cycle? Yes → cylindrical Grade 1; replacement is faster and cheaper than mortise service. No → continue.
  6. Is the door an office, conference, or interior privacy door? Yes → cylindrical Grade 1 with appropriate function (entry, privacy, passage). No → continue.
  7. Is the door storage, mechanical, electrical, or low-traffic? Yes → cylindrical Grade 2 acceptable; Grade 1 if theft risk. No → reassess against the function classes above.

Confirming the diagnosis - grade selection within the choice

Once mortise vs cylindrical is decided, the ANSI/BHMA grade selection follows:

  • Mortise Grade 1: high-traffic exterior, classrooms over 49 occupants, life-safety doors. Tested to 1,000,000 cycles.
  • Mortise Grade 2: lower-cycle commercial interior. Tested to 800,000 cycles.
  • Cylindrical Grade 1: high-traffic interior, restrooms, classrooms. Tested to 800,000 cycles.
  • Cylindrical Grade 2: light commercial interior. Tested to 400,000 cycles.
  • Cylindrical Grade 3: residential or sub-commercial. Tested to 200,000 cycles - not appropriate for any commercial application.

Per ANSI/BHMA A156.13 (mortise) and A156.2 (cylindrical), the cycle counts are tested to specific load and environmental conditions.

Confirming - retrofit reality

The single most common bad decision: trying to convert an existing cylindrical bore to mortise prep on a wood door. The result is a weakened door with a poorly-fitting lock. Three retrofit rules:

  1. Cylindrical to mortise on wood: requires a mortise pocket (typically 6 in tall by 4-3/4 in deep) cut into the edge of the door. On a 1-3/4 in solid-core door this is doable; on a hollow-core door this destroys the door.
  2. Cylindrical to mortise on hollow metal: requires a mortise reinforcement plate welded into the door cavity or a factory-prepped replacement. Field retrofit of hollow metal to mortise is generally not done; replace the door.
  3. Mortise to cylindrical: requires a mortise filler plate to cover the pocket, a new cross-bore at 2-1/8 in, and an edge-bore at 1 in. The filler plate is visible. Function works; aesthetics are compromised.

If retrofit is required, the cost of door replacement plus new lock is often less than mortise retrofit labor on hollow metal. Quote both.

Remediation - installation execution standards

Mortise installation:

  1. Verify pocket dimensions match the lock body (typical 4-3/4 in deep, 6 in tall, 1 in wide; check manufacturer template).
  2. Mount the lock body with the latch oriented for door swing (LH, LHR, RH, RHR; getting this wrong wastes 30 minutes).
  3. Install the cylinder per the function: typical mortise takes a 1 in or 1-1/4 in mortise cylinder with a cam in the orientation specified by the lock body.
  4. Set the strike for a clean latch hit; strike plate held with 3 in screws into framing.

Cylindrical installation:

  1. Verify 2-1/8 in cross-bore and 1 in edge-bore alignment within 1/16 in.
  2. Latch face flush with edge of door; lever or knob square to door face; backset matches frame strike (2-3/4 in commercial standard).
  3. Strike-plate screws (3 in minimum) into framing; latch hits clean without binding.
