After-Hours Commercial Repaint Standard
Purpose
Paint a business between close and open, and hand it back in a condition its staff and customers can walk into on time. On an after-hours job the paint is the easy part: the constraint is the reopening clock, and the equipment that matters most is not yours but the building's, because a detector you bagged, an exit sign you covered or a sprinkler head you coated is a life safety system you took out of service. The failures this prevents are a crew still cutting trim when the manager arrives, a smoke detector left bagged after walk-out, and a dining room that opens smelling of solvent because nobody asked how the return air is shared.
Scope
Interior repaints performed outside operating hours in small retail, restaurants, clinics and offices: scheduling backwards from the reopening time, building access and lone-worker protocol, fire alarm and sprinkler devices, egress and lighting, odor and ventilation, tenant-specific protection, and the reopening release.
It does not cover occupied residential work (see the occupied home daily start and close standard), apartment turnovers, exterior work, or the containment build itself (see the masking and containment standard, which this SOP uses without restating).

Procedure
1. Fix the reopening time and build the shift backwards from it. Take the dry-to-handle time off the product data sheet, add the cleanup and reset time your crew actually takes, and set the last-coat cutoff from those two numbers rather than from when the crew hopes to finish. Acceptance: a written shift plan naming doors-open, the last-coat cutoff computed as doors-open minus the sheet's dry-to-handle time, the cleanup and reset window, the device restore time and the release walk time. Wrong, and the stop rule: if the scope will not finish before the cutoff, the scope shrinks and the remainder moves to the next night; the dry time is never the thing that gets shortened. Hazard: none, planning at a desk, and it is step 1 because every other decision in the shift is an argument about this number once the night is running.
2. Settle access, alarm and lone-worker protocol before the first night, not at the door. Get keys or badges signed out, get the alarm code and the false-alarm procedure in writing, name the building contact who is reachable all night, and set a check-in cadence of every 2 hours plus one at walk-out, a shop default worth tuning. Acceptance: a named contact with a phone number answered on a test call before the shift, and check-ins logged with times. Wrong, and the stop rule: no reachable contact means no lone work, and a crew of one does not run this shift at all; a missed check-in triggers a call from the office and, if unanswered, an escalation rather than a shrug. Hazard: a painter alone on a ladder in a dark building at 2 a.m. is the real risk on these jobs, so nobody works above standing height alone, and the check-in is the only mechanism that finds someone who fell.
3. Answer the fire alarm and sprinkler question in writing before anything is taped. Ask the building which detectors are affected, who authorizes covering them, who notifies the monitoring company, and when the system goes back in service. Acceptance: written authorization naming each device to be covered, the monitoring company notified at the time covering starts, a device count logged, and every device uncovered with the system confirmed back in service before walk-out. Wrong, and the stop rule: a device left covered at walk-out is a hard stop; nobody leaves the building until the count matches and the monitoring company confirms the system is back in service, and it goes in the record as an event. Hazard: covering a detector is an impairment of a fire alarm system, governed by NFPA 72 in the edition your authority having jurisdiction has adopted, which binds the building and reaches you through them; a sprinkler head with coating on it is replaced by the building's sprinkler contractor under NFPA 25 in its adopted edition, never cleaned, and the space is not released until that happens.
4. Keep egress live all night and give yourselves light to work by. Keep exit paths clear of staging at every point in the shift, never coat or cover an exit sign, emergency light or pull station, and clear all equipment from egress before walk-out. Acceptance: every exit path passable at all times with nothing stored in it, exit signs and emergency lighting uncoated and unobstructed, floor clear at the release walk. Wrong, and the stop rule: if the work genuinely blocks an exit for a period, that is a conversation with the building before the shift rather than a decision made at midnight, and without that authorization the sequence changes instead. Hazard: the building's normal lighting may be on a schedule or an occupancy sensor that drops the space to dark, so task lighting is set at every ladder before it goes up, headlamps are on the crew, and nobody climbs in a space lit only by an overhead the building may switch off.
5. Decide the odor and ventilation question with the building engineer, not on site at 1 a.m. Ask what the space shares with its neighbors, get the HVAC settings agreed for the shift and for the morning, and pick the product accordingly. Acceptance: a written agreement on which air handling runs during and after the work, the return isolation if any, and a product selected whose odor window in the data sheet closes before doors-open. Wrong, and the stop rule: a space on a shared return with occupied neighbors does not get solvent-borne product at all, because you cannot control where the vapor goes, and if only a solvent-borne product will do the job the schedule moves to a night the neighbors are empty. Hazard: solvent vapor is heavier than air and follows return paths into other tenancies, so ignition sources in the space and in any space the air reaches are shut off first, and the crew's own protection is the respirator program's, not a dust mask.
6. Protect what the tenant sells and what their inspector cares about. Clear or cover merchandise, point-of-sale equipment, and in a food space every food-contact and prep surface, and schedule the tenant's own sanitizing before reopening. Acceptance: a photo set of protected merchandise and equipment before work, no coating within the tenant's stated distance of food-contact surfaces, and a written line naming who sanitizes what and when. Wrong, and the stop rule: if the tenant has not scheduled their sanitizing, the release walk says so in writing rather than the crew wiping down a prep table, which is not the painter's call to make for them. Hazard: overspray and dust settle on surfaces food will touch, so spray is not used over uncovered prep areas at all, and any surface that took overspray is reported rather than cleaned by the crew.
7. Run the release walk with a named rep before doors open. Walk the space with the tenant or building rep at the time set in step 1, check every device against the step 3 count, and get the release signed. Acceptance: the walk starting at least 30 minutes before doors-open, nothing tacky anywhere a customer or employee will touch, device count restored equal to the count covered, egress clear, and a signature or a written confirmation. Wrong, and the stop rule: anything still tacky in a customer path delays the release, and the tenant is told before their staff arrive rather than discovering it; if a surface will not be ready, the area is barriered and named in the release note. Hazard: this is the step that hands a building back, so the crew confirms alarm devices by count and by the monitoring company's word rather than by memory of having taken bags off.
8. Close the night for the next one. Consolidate staging to the agreed locked area, take all flammable material and rags out of the building per the solvent standard, and name where the next night starts. Acceptance: zero solvent containers and zero rags left in the building, staging inside the agreed footprint, and a written start note for the following night naming the first surface. Wrong, and the stop rule: if the agreed storage area is not available, material goes back to the van rather than into a back-of-house corner nobody agreed to. Hazard: loading out through a dark service corridor with full hands is where the night's injuries happen, so the route is lit, containers are latched before they move, and nothing is carried down a stair two-handed.
The record this produces
Per shift: the backwards schedule with its computed cutoff, the check-in log with times, the device authorization and the covered-and-restored count with the monitoring company's confirmation, the HVAC agreement, the protection photo set, the release walk time with the rep's name and signature, and the next-night start note. The device log is what the building's own fire inspection record needs, and the release signatures are what settle a claim that a floor was tacky or a fixture was marked.
One run of this procedure, filled in
A restaurant dining room, three nights, crew of three, doors open at 11:00 a.m. Step 1: the enamel's data sheet gives 4 hours dry to handle, so the last-coat cutoff is 11:00 minus 4 hours, which is 7:00 a.m. Cleanup and reset takes the crew 1.5 hours and runs inside that window, finishing by 8:30, with the release walk set at 10:30, which is 30 minutes before doors-open as step 7 requires.
Step 2: building contact tested by phone at 9:00 p.m. each night, check-ins logged at 11:00 p.m., 1:00 a.m., 3:00 a.m. and at walk-out. Step 3: the building authorized covering 7 smoke detectors in the dining room, and the monitoring company was notified at 9:20 p.m. on night one as covering began. Step 5: the engineer confirmed the dining room is on its own rooftop unit with no shared return to the neighboring tenancy, and the product chosen was a waterborne enamel whose odor window closes well inside the overnight period.
Step 3 fails on night two. At the step 7 walk the device count came back 6 restored against 7 covered, one detector short: a bag was still on the unit above the service station, hidden behind a soffit line the crew had stopped looking at. The stop rule fired exactly as written. Nobody left, the bag came off, the monitoring company confirmed the system back in service at 8:12 a.m., and the event went into the record. Walk-out ran 40 minutes late and the release walk still started at 10:30, because the cutoff at step 1 had held and the schedule had the room to absorb it. The correction for night three was to photograph each bagged device at covering and check the photos off one by one at removal, rather than counting from memory.
Step 4 held all three nights: staging pulled off the egress path each time the crew moved, exit signs untouched. Step 6: the tenant cleared and covered the prep line and did their own sanitizing at 9:30 a.m. each morning, scheduled in the release note rather than assumed. Step 8: product and rags left the building each night, staging consolidated into the vestibule the tenant agreed to, next night's start surface named in the note.
