Pool Plaster Startup Brushing Protocol

Why this matters

A freshly plastered pool spends its first 28 days in a chemical and physical state where every decision affects the next 15 years of surface life. The single most common cause of plaster failure (etching, mottling, scaling, plaster dust accumulation, surface delamination) is a botched startup. The biggest variable you control as the service tech is brushing frequency and chemistry sequence in the first 30 days. This SOP is the National Plasterers Council (NPC) consensus protocol, adapted for field use.

What is happening chemically

Pool plaster is white portland cement plus marble or quartz aggregate. The cement is calcium silicate. When it hydrates it forms the calcium silicate hydrate that gives the surface its strength AND it liberates free calcium hydroxide as a byproduct. That free calcium hydroxide is the part that matters to you: it is water soluble, it leaches out of the fresh surface, and it slowly carbonates to calcium carbonate on exposure to carbon dioxide. For the first 30 days, calcium hydroxide is being released into the pool water. This forms a fine white powder ("plaster dust") that must be brushed off the surface and either dissolved in solution or filtered out. Plaster dust left in place hardens into spot deposits that telegraph through the finish for the life of the pool.

At the same time, the water chemistry is going through one of two startup protocols:

  • Bicarb startup (NPC standard, "traditional" or "Orenda style"): low pH water saturation index driven specifically to dissolve plaster dust rather than scale it.
  • Hot start (high pH, high alkalinity): used in cold weather to avoid etching but risks scale.

The bicarb startup is the dominant SOP in the industry and is what new pool warranties from most plaster manufacturers reference.

Pre fill verification

  1. Inspect the surface before filling. Run a gloved hand over the plaster. Surface should feel smooth and consistent, not gritty or chalky. Excessive surface chalkiness before fill indicates a high water cement ratio or premature exposure; document and notify the plasterer.
  2. Confirm hydrostatic relief valve is closed (or open per the plasterer's spec, depending on water table).
  3. Confirm all fittings, lights, returns, skimmers are clean and ready. No tools, gloves, or debris in the pool.
  4. Confirm the fill water source. Test the fill water for:
    • Calcium hardness (target 150 to 400 ppm; very soft fill water needs calcium chloride added).
    • Total alkalinity (target 80 to 120 ppm).
    • Metals (iron, copper, manganese; any presence requires a metal sequestrant added during fill).
    • pH (note baseline).

Fill procedure

  1. Place the garden hose (or fill line) over a clean rag at the bottom of the deep end. The rag prevents the stream from etching a divot in the soft plaster. Run a slow steady fill (do not direct the stream at the wall).
  2. Do NOT interrupt the fill. Once started, the fill must continue without stopping until water reaches mid skimmer. Stopping creates a ring at the waterline that becomes a permanent stain.
  3. Typical fill time for an average residential pool is 12 to 36 hours. Plan staffing to monitor.
  4. As fill begins, add a metal sequestrant per the product label dose for the full pool volume (CuLator, Jack's Magic, Pool RX equivalents). Add to the fill stream.
  5. When the pool reaches approximately half full, add calcium chloride if the fill water tested below 150 ppm hardness, brought up to the target 200 to 300 ppm calcium hardness for the final volume.

Day 0 (within 4 hours of reaching fill level)

  1. Test all parameters. Expected initial values on new plaster:
    • pH: typically 8.4 to 8.8 (high, because plaster releases calcium hydroxide).
    • Total alkalinity: variable, often 80 to 150 ppm.
    • Calcium hardness: per fill water plus any added calcium chloride.
    • Free chlorine: 0 (do not add chlorine yet on bicarb startup).
  2. Start circulation 24/7. Do not run heater. Filter pressure baseline noted.
  3. Begin brushing. Brush the entire surface, walls and floor, with a nylon plaster brush. NOT a wire brush, NOT a stainless brush, NOT an aggressive bristle. Direction: top to bottom, working dust toward the main drain. Brush minimum 2 times per day for the first 14 days. Three times per day for the first 5 days is better.
  4. Add sodium bicarbonate to raise total alkalinity to 100 ppm if below.
  5. Add muriatic acid to lower pH to 7.2 to 7.4. The acid demand will be significant; expect to add daily for the first 7 to 10 days as the plaster continues to release calcium hydroxide.

Days 1 through 7

Daily routine:

  • Brush minimum 2 to 3 times per day. Each session: full surface, top to bottom, working toward main drain. The brushing keeps dust suspended so the filter captures it instead of letting it settle and harden.
  • Test chemistry twice daily.
  • Maintain pH between 7.2 and 7.6. The plaster wants to push pH up; you push it back down with muriatic acid.
  • Maintain total alkalinity 80 to 120 ppm.
  • Filter run time: 24 hours per day. Backwash sand filters or clean cartridges when pressure rises 8 to 10 psi above baseline.
  • DO NOT add chlorine until Day 5 to 7 minimum. Per NPC standard, chlorine is held back to prevent fixing dust to the surface and to allow proper bicarb saturation. Many startup techs add a low dose stabilized chlorine (1 to 2 ppm) starting Day 3 in warm climates to control algae; check the plaster manufacturer's startup requirement.
  • DO NOT brush with a metal or hard nylon brush. Use only soft plaster brush during the first 30 days. Aggressive brushing tears the surface.
  • DO NOT vacuum with a wheeled head. Manual vacuum only with a soft brush head; the wheels track lines into soft plaster.

Days 8 through 14

  • Drop the third daily pass. Brushing stays at 2 times per day; the twice-daily minimum runs the full 14 days.
  • Continue acid demand monitoring; pH stabilization usually starts by Day 7 to 10.
  • Begin chlorine addition if not already started. Target free chlorine 1.0 to 3.0 ppm. Use liquid chlorine (sodium hypochlorite), not cal hypo or trichlor tabs. Cal hypo adds calcium that the new pool does not need yet; trichlor is acidic and adds cyanuric acid that you do not need to establish in week 2.
  • Cyanuric acid (stabilizer): add to 30 to 50 ppm only after Day 14, not before, in outdoor pools that need it.

Days 15 through 28

  • Reduce brushing to 1 time per day, then every other day toward Day 28.
  • pH should stabilize between 7.4 and 7.8. Acid demand drops significantly.
  • Heater can be turned on at Day 14 if needed.
  • Pool can transition to normal weekly chemistry maintenance at Day 28.
  • Calculate and document Langelier Saturation Index (LSI) every test. Target -0.3 to +0.3 throughout startup, never below -0.5 (etching) or above +0.5 (scale).

Day 28 sign off

Day 28 is a formal handoff, not just the day you stop coming daily. Do it in this order.

Full test and final balance. Reagent kit: free chlorine, pH, total alkalinity, calcium hardness, cyanuric acid, temperature. Compute the LSI and record it. Adjust before sign off, not after.

Final brush and full surface inspection. Brush the whole pool, then walk it in good light and look for etching, scale, streaking, trowel marks, craze cracking, mottled or blotchy color, and any hollow-sounding spot that suggests delamination. Check steps, benches, the sun shelf, and the area around returns and the main drain, which is where startup defects show first.

Photograph it. Same angles, same light, on the record. If a color complaint surfaces next season, the day 28 photos are the reference point.

Report defects to the plaster contractor before anyone signs. This is the warranty window. A surface defect noted on the sign off sheet is the installer's problem. The same defect raised three months later becomes a chemistry argument that the service company loses.

Release the equipment. Clean or backwash the filter and record the clean pressure as the new baseline. Heater may now operate. Automatic cleaner may now go in. On a salt pool, add salt now and commission the cell.

Transition the service plan. Brushing drops to the normal weekly routine, chemistry moves to the standard weekly schedule, and stabilizer and tabs may be used per the regular program.

Hand the customer the startup log with a copy of the daily chemistry, explain in plain terms that balanced water protects the finish and that the two fastest ways to ruin it are letting pH ride and dropping tabs in the skimmer of a fresh pool. Get the sign off sheet signed by the customer and the tech and file it with the job.
