Why this matters

Pool service has unique pricing dynamics - predictable recurring revenue (weekly OR bi-weekly chemistry visits) combined with periodic equipment + repair upsells. Operators who price both correctly generate a solid six-figure net profit per route per year. Those who underprice the chemistry portion + chase repair revenue burn out their crews + leak margin. This is the working framework.

The four pool revenue categories

1. Recurring chemistry service (the route backbone)

  • 50 - 70% of revenue
  • Weekly/bi-weekly visits
  • Margin 60 - 70% at steady state

2. Equipment repair

  • 15 - 30% of revenue
  • Pump, heater, salt cell, filter, automation
  • Margin 50 - 70%

3. Equipment install + replacement

  • Margin 25 - 40%

4. Pool opening / closing seasonal

  • 5 - 15% (climate-dependent)

Balance: 60% chemistry + 20% repair + 15% install + 5% seasonal.

Recurring chemistry service pricing

Weekly basic chemistry:

  • 15 - 25 minutes on-site
  • Margin 65 - 75%

Bi-weekly basic chemistry:

  • 20 - 30 minutes on-site
  • Margin 60 - 70%

Full service (chemistry + filter clean + equipment check):

  • More time per visit (35 - 50 minutes)
  • Margin 55 - 65%

Premium service (includes some repairs covered):

  • Premium customer with high LTV
  • Margin 45 - 55%

True hourly rate for pool service

Loaded labor cost starts from the tech's wage, then stacks on:

  • Payroll taxes (roughly 13% of wage)
  • Workers comp (pool service runs a moderate 3 - 5% class rate)
  • Benefits, if offered (5 - 10% of wage)
  • PTO (another 5 - 8%)

Total loaded labor typically runs 25 - 35% above straight wage. That figure is cost per PAID hour, not per billable hour, and the difference is where routes quietly lose money.

Getting from one to the other, without counting anything twice:

  1. Loaded cost per paid hour = wage x 1.25 to 1.35, using the stack above.
  2. Divide by utilization to get cost per billable hour. At 75% utilization, a 1.30 loaded wage becomes about 1.73 x wage per billable hour. That lands where the trade burden multipliers sit, roughly 1.50 to 1.70 for pool service, and it is the number that belongs in a price.
  3. Add overhead allocation on top of that. Overhead is separate from labor burden and does not appear anywhere in the stack above.

Watch the double count on PTO. Paid time off is already inside the 25 - 35%. If your utilization figure also strips PTO hours out of the denominator, you have charged for the same non-work hours twice and your cost number is inflated. Either leave PTO in the burden and let utilization cover only the other non-billable time (drive, shop, training, callbacks), or pull PTO out of the burden and let the billable-hour divisor carry it. One or the other, never both.

For pool service, customer pricing is typically by visit rather than hourly. Convert the per-visit price to an equivalent hourly rate using the actual on-site time for that service level, 15 to 25 minutes on weekly basic and 35 to 50 on full service, then compare it against the cost per billable hour from step 2. Routes generally work at 75% or better tech utilization.

Route density math (the profitability driver)

Pool routes are density-sensitive:

  • 8 - 14 stops/day per tech (typical urban)
  • 5 - 9 stops/day (suburban)
  • 3 - 6 stops/day (rural)

Multiply the per-visit rate by daily stop count to get revenue per tech per day; a tech running 12 urban stops generates roughly double the daily revenue of one running 6 rural stops at the same rate.

Multiply daily revenue per tech by working days per month (roughly 20) to get monthly revenue per tech.

Subtract loaded tech cost for that same period to get margin per tech.

A 5-tech operation running dense urban routes can clear a solid five-figure monthly profit JUST from recurring chemistry.

Plus repair + install revenue.

Equipment pricing structure

Salt cell replacement: parts cost marked up alongside a flat labor charge; one of the more frequent big-ticket repairs since cells wear out on a predictable multi-year cycle.

Pump replacement (variable speed): a larger ticket than a salt cell, priced on equipment cost plus install labor; variable-speed units carry a premium over single-speed but pay that back in energy savings, a strong upsell point.

Heater replacement (gas, 200 - 400K BTU): among the highest-ticket equipment jobs in the route, priced on unit cost plus a full-day install labor charge.

Automation install (Pentair IntelliCenter, Hayward OmniLogic): a premium add-on sale, priced on hardware cost plus configuration + customer walkthrough time.

Membership / route program pricing

Most established pool services offer membership tiers:

  • Basic recurring: just chemistry
  • Full service: chemistry + filter clean + equipment monitoring
  • Premium: full service + 15 - 25% off repairs + priority + included service-call fee

Member benefits + retention drive route stability.

Pool opening / closing seasonal

For cold-climate pools:

  • Both as season package: 5 - 10% discount

Premium pricing in March/April + October/November (high demand season).

Customer-tier pricing

  • Standard: full price
  • Member: 10 - 20% repair discount + free annual service-call fee
  • High-volume customer (multiple pools): negotiated rate

Add-on services

Equipment upgrade quotes:
