Route Day Planning and Service Verification

Purpose

This procedure guarantees a route day is built against chemical demand, weather and daylight before the truck moves, and that every stop leaves behind evidence it happened. Two failures cost a shop customers and both are invisible on the day they occur: a stop that got a partial dose because the truck ran short, and a stop nobody can prove was serviced. The first shows up three weeks later as a pool that will not hold chlorine. The second shows up as a customer who says the technician never came, and a shop with nothing to say back.

Scope

Covers the planning and verification wrapper around a residential and small commercial service route: the night-before stop list, chemical load against computed demand, sequencing, the weather and daylight gates, the per-stop evidence, the overrun rule, and the end-of-day reconciliation.

It does not cover the service itself, which the weekly recurring service SOP owns, nor dosing arithmetic, which the acid and shock dosing SOPs own, nor gate handling at the stop, which the access discipline SOP owns. It does not cover truck loading, segregation and restraint, which the chemical storage and transport SOP owns.

What the plan has to survive

A route day is planned once and then attacked by four things. Each gets a rule stated before the day, because none of them can be judged well at 2pm with four stops left.

The chemical rule is the one that gets argued with, so state the reason once: half a dose moves the water without correcting it, so the reading looks better on the ticket, the customer is billed for a service, and the pool arrives at next week's visit in the same condition with a week of history that says it was treated. A deferred correction is honest and recoverable. A half dose is neither.

Procedure

  1. Build the stop list the night before from service history, not from the map alone. Each stop carries its last readings, computed chemical demand, expected time on site, and access notes. Accept when every stop on the list has all four fields filled. Wrong is a list of addresses in driving order, which is a route, not a plan, and it is why the truck runs short in the third week of August. Hazard: none, it is a desk act, and skipping it moves the failure to the pad.

  2. Load to computed demand times the reserve factor, and count the load against the plan before leaving the yard. The shop's default reserve is 1.25 times planned demand, rounded up to whole containers. Accept when the counted load meets or exceeds that figure for every product on the plan. Wrong is loading by habit, which is fine in April and short in July. Stop rule: if stock will not cover the reserve, the manager decides what defers before the truck leaves. Hazard is the load itself - segregate acid from hypochlorite, restrain every container, and follow the transport SOP rather than stacking to fit.

  3. Sequence by constraint, not by mileage. Access-window properties first, shaded or covered pads into the hottest hours, longest drives at the ends, and any stop expected to run long placed where an overrun does not cascade. Accept when the sequence is written with planned arrival times and the last stop's finish is at least 30 minutes before sunset. Wrong is the shortest-drive order, which puts the two-hour stop at 4pm. Hazard is driving fatigue on a compressed sequence, so build the day you can finish rather than the one that looks efficient.

  4. Run the weather gate at the start of the day and again at every stop. Accept when the forecast has been checked and each stop starts with no thunder heard in the last 30 minutes. Wrong is working through a storm because the pool is nearly finished, with a technician holding an aluminum pole beside a large body of water. Stop rule: thunder within 30 seconds of a flash means stop immediately, get into a hard-topped vehicle or substantial building, and do not resume until 30 minutes after the last thunder. Hazard is direct, so the pole goes down first and the shelter decision is not negotiable with a customer standing there.

  5. Service each stop to its own SOP and record the readings as you take them. Accept when free chlorine, pH, total alkalinity and anything else the plan called for are written at the stop with the time, not reconstructed in the truck. Wrong is filling readings in at the next stop from memory, which produces a record that looks complete and is fiction. Hazard is the chemistry work itself, so each dose follows its own procedure, nobody is in the water, and nothing is poured into a skimmer.

  6. Photograph the pool from the property's standard angle before leaving. Accept when the photo shows water and deck clearly enough to judge clarity and debris, and is attached to the ticket. Wrong is a photo of the equipment pad, which proves you were somewhere but not that the pool was serviced. Hazard is walking backwards on a wet deck to frame the shot, so pick the angle from a fixed standing position and use the same one every week.

  7. Cap a growing stop at planned time plus the stated overrun, then convert it. The shop default is 30 minutes of overrun before the stop converts to a quoted return visit. Accept when the technician either finishes inside the cap or calls the office before starting the extra work. Wrong is absorbing two hours on one green pool and shorting the four stops behind it, which converts one unhappy customer into five. Hazard is the fatigue and rush that follow, so the call is made from the stop rather than decided while driving.

  8. Apply the chemical shortfall rule as a hard stop, not a judgment. Compare remaining stock against the next stop's computed dose before opening anything. Accept when the dose is delivered in full or not at all, with the deferral written on the ticket and told to the customer. Wrong is pouring what is left and writing the intended figure. Hazard is improvised substitution - do not swap one product for another to make the number work, since dose rates differ by product and strength and a label direction is binding.

  9. Reconcile the day at the office before the route closes. Stops planned against stops with both readings and a photo, chemical used against inventory drawn, deferrals listed with their reasons. Accept when every planned stop is either evidenced or explained, and any chemical variance over about 20 percent of plan is investigated rather than noted. Wrong is closing the day on the technician's word, which is how a skipped stop is discovered by the customer. Hazard: none, it is a desk act, and it is the only step that catches the other eight.

The record this produces

The day's plan and its execution, both on the job record, so a week can be reconstructed months later.

  • Plan: stop list with computed demand, expected time and access notes; the loaded quantity per product against the reserve rule.
  • Per stop: arrival and departure time, readings with times, chemicals added by product and quantity, the standard-angle photo, and the gate evidence the access SOP requires.
  • Interruptions: weather stop and resume times, with the trigger observed.
  • Exceptions: capped stops, deferrals, shortfalls, each with the reason and who was told.
  • Reconciliation: stops planned, stops evidenced, chemical used against drawn, and the variance.

Worked pass: eleven stops, a storm and a shortfall

Planned acid demand for the day came to 9.0 quarts: 6.5 quarts across stops 1 to 8, 2.5 quarts at stop 9, none at stops 10 and 11. The reserve rule put the load at 9.0 times 1.25, which is 11.25 quarts, rounded up to 12 quarts of whole containers. Twelve quarts counted onto the truck at 06:40 and checked against the plan before leaving.

Stops 1 to 8. Actual acid use came to 10.5 quarts against the planned 6.5, which is 4.0 quarts over, because two pools had drifted further than their last readings predicted after a hot week. Every stop had readings and a photo. Remaining stock is 12 minus 10.5, which is 1.5 quarts.

Step 8 FAILS at stop 9. Stop 9's computed dose is 2.5 quarts against 1.5 remaining, short by 1.0 quart. The hard stop applied: no partial dose. The rest of the stop 9 service ran normally, the acid correction was deferred to Thursday, the customer was told at the door and the deferral was written on the ticket with the shortfall in quarts. The technician called the office at 13:20 rather than at the end of the day, so Thursday's plan was built with it in.

Step 4 fires at stop 10. First thunder heard at 14:10, within about 5 seconds of the flash. Pole down, technician into the truck. Last thunder heard at 14:35, so the earliest resume is 14:35 plus 30 minutes, which is 15:05. Resumed 15:05, losing 55 minutes from 14:10.

Stops 10 and 11. Both completed, stop 11 finishing at 16:20, comfortably inside the 30-minutes-before-sunset gate for the date.

Step 9. Eleven stops planned, eleven evidenced with readings and photos. One deferral logged with its reason. Chemical variance came to 4.0 quarts over a 6.5 quart plan for stops 1 to 8, which is 62 percent over and well past the 20 percent investigation threshold, so the manager reviewed it rather than filing it. The finding was that demand had been computed from readings taken before a heat run, and the fix was to recompute demand from the most recent visit rather than from a seasonal average.

The shortfall is the interesting failure. Nothing went wrong at stop 9. The day was lost at stop 1, in an estimate that was reasonable when it was written and stale by the time the truck was loaded, and the only reason it produced a deferred correction rather than eight weak doses is that the rule was a hard stop with a number rather than a judgment call at the tailgate.
