Vinyl Liner Repair and Replacement Standard

Purpose

A vinyl liner is a water-retaining membrane holding back a wall structure that is not itself watertight, and most of what this trade gets wrong comes from forgetting that. Drop the water to make patching comfortable and the liner shrinks in the sun and will not go back; let it fall below the shallow-end floor and the sand or vermiculite base washes toward the drain.

Scope

Covers residential and small semi-commercial vinyl-liner pools, in-ground and above-ground: proving the loss, locating it, underwater patching, gasket work at penetrations, and the measurement and set for a replacement.

It does not cover the whole-property leak search when the loss is not at the liner (the leak detection visit standard) or the evaporation-versus-leak call (the water level and autofill service standard). Cementitious shells are excluded; draining and acid washing live in the drain and acid wash standard.

Procedure

  1. Prove the water is leaving through the liner before opening anything. Run a bucket test with the autofill closed at its shutoff, marking pool and bucket on the same rule. Accept when pool drop exceeds bucket drop over at least 24 hours, preferably 48. Wrong is a "losing an inch a week" report taken while the autofill fed the pool, so the real loss is unknown and larger: fix the measurement first, since a patch chased without a rate is one nobody can prove worked. Hazard is the coping edge on a wet deck: mark from the deck rather than leaning over.

  2. Lock the pump out before any person enters the water, and leave it out until step 7. A running pump puts suction on main drain and skimmer, and a body over an uncovered sump is the entrapment mechanism. Open the pump disconnect, apply your own lock and tag under 29 CFR 1910.147, since the controlled hazard is water motion rather than conductors, and confirm the returns went still. Wrong is a timer left in auto that restarts with a tech in the deep end: if the disconnect cannot be locked, nobody enters. Work reaching into the panel is 29 CFR 1910.333(b)(2) and goes to a qualified person.

  3. Dye-test in a fixed order with the water dead still. Penetrations first, since they carry most failures: skimmer faceplate line, return eyeballs, light niche, step and ladder anchors, main drain faceplate, then seams and wear lines. Release dye a hand's width from the suspect edge without kicking. Accept a find when dye tracks the same point on two separate releases. Wrong is one ambiguous plume called a leak, which is how a shop patches the wrong fitting. Stop rule: an unrepeated plume is not a find, so let the water go dead still and release at the same point again; if it will not repeat, nothing is opened and the order is finished from the top. Nobody swims alone, and shop rule is a wetsuit below about 70 F, set above the roughly 60 F where cold shock response is usually cited so the margin sits with the tech in the water.

  4. Assess the liner's remaining life before a patch is sold. Lift the bead from the track at one corner and flex it, then press a fingernail edge into vinyl above the water line. Accept the patch path when the fold returns without whitening, crazing or cracking and vinyl above the line is still supple. Wrong is vinyl that crazes white or splits at the bead: that liner is at end of life and a patch is a hold, not a repair. Stop, photograph the fold, escalate, and do not let the ticket read "repaired". Hazard is a rusted wall panel edge under the bead: gloves on.

  5. Patch underwater with a rounded patch and adhesive rated for submerged use. Cut at least two inches larger than the tear in every direction and round every corner: a square corner is a stress riser and the next tear starts there. Wipe the algae film off, fold the patch adhesive-in, open it at the tear and press from the center out a full 60 seconds. Accept when no edge lifts under a thumb and dye at the tear no longer tracks. Wrong is an edge floating free within minutes, meaning the surface was not wiped. Hazard is solvent vapor above the water line: ventilate, keep the tin away from children on the deck, and where the safety data sheet specifies a respirator, that means a cartridge respirator under a written 29 CFR 1910.134 program or the work waits.

  6. At a penetration, replace the whole gasket set rather than patch across the flange. A faceplate leak is rarely the vinyl but a compressed gasket, a stripped screw or a faceplate cracked by overtightening. Back screws out in a cross pattern, renew both gaskets, and retorque in the same pattern until the gasket stops moving under a fingernail. Accept when every screw is seated, no gasket squeezes out, and the faceplate sits flat. Wrong is a patch bridging a flange edge, which cannot hold against a joint that moves seasonally. Stop rule: no patch goes across a flange, and a cracked faceplate, stripped screw hole or gasket that will not seat stops the fitting work until the right part is on site rather than sealed with adhesive. Hazard is the light niche: do not disturb the fixture or its bonding conductor.

  7. Restore the pump only when everyone is out, and verify what the lockout protected. Confirm the main drain cover and skimmer are back with every fastener before power returns, because a missing outlet cover is the defect the lockout existed to make survivable. Restart and accept when the strainer pot fills, returns run without air, and filter pressure settles within the range recorded on arrival. Wrong is an unseated cover found later by the customer's child: reset it before the pump runs unattended. Stand beside the pot, not over it: a pot pressurised against a partly closed valve throws a lid.

  8. Where replacement is the call, measure to the liner maker's form and order before anything drains. Record wall height, every A-to-B diagonal the form asks for, deep-end break and slope lengths, hopper dimensions, corner radii, and the bead type at the track, a hook, J-hook or expandable, which is not interchangeable. Accept when a second person has re-read the form against the pool and signed it. Wrong is a liner arriving short in the deep end with the pool already empty. Stop rule: an unsigned or incomplete form is not ordered from, and no water leaves the pool until the liner is on site, unpacked and checked against that form. Hazard is the coping edge with a tape in hand: measure from the deck.

  9. On replacement day, run the groundwater gate, drain and set the same day, and refill. Auger a test hole near the shell, bottoming below the pool floor, and watch it stand dry an hour before a gallon leaves; keep the old liner in until the new one is unfolded on the deck. Accept when the new liner is beaded fully around the track, the liner vacuum has pulled every wrinkle from floor and cove, and fill is running the same working day. Wrong is a pool left empty overnight: a wet base washes, a dry liner shrinks, and rain refloats what you set. Stop rule: if the test hole takes water, or the liner cannot be set and filling started that same working day, nothing drains and the day is rescheduled with the old liner still holding water. Hazard is a slick floor over sand with nothing to grab, so nobody works below coping alone.

What kills a liner, and what only looks like it

Liners rarely fail from one event. They fail at the water line, where the vinyl is wetted, dried and exposed to the highest free chlorine in the pool, so that band goes brittle years before the floor does. That is why step 4 tests above the water line: a floor that still feels new tells you nothing about whether a patch will hold. A wrinkle across the floor is usually groundwater behind the liner rather than a defective liner, and resolves as the ground drains.

The record this produces

The liner record attaches to the property, not just the job: its value is cumulative across techs and seasons.

Fields: bucket test times, pool drop, bucket drop, net loss in inches and gallons per day; autofill isolated yes or no; lockout applied by whom and removed when; every dye release point with both results; the condition assessment with liner age, bead fold and above-water feel, photographed; patch location, size and adhesive; gasket sets replaced by fitting; the cover and skimmer check; filter pressure before and after; and for replacement, the signed measurement form with bead type.

The service manager reads the assessment before quoting; the next technician reads the dye map so a second leak is not searched from scratch; the office keeps the age and assessment, because that answers "you patched it in spring and it tore again in August".

Worked pass: a rectangular pool losing water behind an autofill

A 16 by 32 ft in-ground vinyl pool, 512 sq ft of surface, liner installed 14 seasons ago per the property record. The complaint is a high water bill, not a low pool: the autofill has been covering the loss.

Step 1: autofill shutoff closed 08:15 Monday, bucket set on the second step, both levels marked. Read 08:15 Wednesday. Pool down 1.25 in, bucket down 0.35 in, so net is 1.25 minus 0.35, which is 0.90 in over 48 hours, or 0.45 in per day. At 512 sq ft one inch is 512 times 0.623, about 319 gal, so 0.45 in per day is 0.45 times 319, about 144 gal per day. Gate passes: this is a leak.

Step 2: disconnect opened, lock and tag applied 08:40, returns confirmed still. The timer was found in auto and left locked out rather than switched.

Step 3: dye at the skimmer faceplate line, nothing on two releases; return eyeball and light niche, nothing. At the deep-end ladder anchor, dye tracks into a 3/4 in tear on both releases, so the find is confirmed.

Step 4 FAILS. At 14 seasons, the bead lifted at the shallow-end corner crazes white along the fold and a hairline crack opens at the crease, and vinyl above the water line is stiff rather than supple, which the acceptance does not allow. Stop rule taken: the patch is not sold as a repair. The fold is photographed and the service manager called from the deck, and the customer is told that afternoon that a patch may buy the rest of the season and may not.

Step 5 runs as an agreed hold: a 3 in round patch with rounded corners over the 3/4 in tear, film wiped first, submerged-rated adhesive, pressed 60 seconds. Dye at the tear afterwards does not track. Step 6 is recorded as not applicable, not skipped silently.

Step 7: everyone out at 10:20, main drain cover confirmed with both fasteners, skimmer lid on, lockout removed 10:24. Restarted from beside the pot, returns run clear and filter pressure settles at 12 psi against the 12 psi recorded on arrival, so the acceptance holds.

Follow-up bucket test the next week, autofill still isolated: pool and bucket both down 0.30 in over 24 hours, so net loss is 0.00 in per day against 0.45 in per day before. The hold is working. The ticket reads "held, liner at replacement age, assessment attached", and the step 8 measurement is scheduled rather than sold under pressure.
