Roof Leak Callback Response Standard
Purpose
A callback is not a leak call. On a leak call the shop is buying information; on a callback it is defending a roof it already released, so the question is not only where water gets in but whose money fixes it.
Two failure modes pay for it. Repair every callback free and the shop absorbs damage a dish installer or a hailstorm caused, and never learns which crew generates returns. Argue every one and it wins the odd case and loses the referrals.
Scope
Covers a reported leak, stain or drip on a roof this shop installed, repaired or serviced, from triage to the closed record.
Does not cover a first-time leak on a roof this shop never touched, an ordinary service call; active water entering a building tonight, owned by the emergency tarp and leak-stop visit SOP, which runs first; or the water-test method, owned by the leak diagnosis by water testing SOP.

The four causes, and the clock

Response defaults, stated on the workmanship warranty and tuned to your terms: acknowledge within 1 business hour, on site within 1 business day where water is entering and 3 business days for a dry stain, class in writing within 5 business days.
Procedure
1. Triage the call and set the water state before booking the truck. Ask and write five things: water entering now, anything wet near a fixture, fan, panel or outlet, a bulging ceiling, whether it tracks rainfall, who is home. Acceptance: five written answers, a state of ACTIVE or STAIN-ONLY, an arrival window from the clock above. Wrong: a ticket reading "warranty leak, north side". Stop rule: ACTIVE water near a fixture stops here while the emergency tarp and leak-stop visit runs tonight. Hazard: water plus energized wiring reaches the customer before the truck does, so they clear the room and kill its breaker only from dry footing at a dry panel; a wet panel, standing water or an unsure breaker means they touch nothing and an electrician goes too.
2. Pull the job record before anyone drives. Read the completion date, the warranty tier and registration confirmation, the deck entry, and the release and fastener audit for the plane under the stain. Acceptance: a named release with a verifier, one photograph of that plane, and days elapsed since completion, open in front of the tech. Wrong: a tech dispatched with an address and a complaint. Stop rule: a missing release does not cancel the visit, but the gap is logged naming whoever released that plane; a determination against an absent record is only an opinion. Hazard: none, desk work; the exposure is commercial, this file decides who pays.
3. Mark and measure the interior evidence before touching the roof. Outline the stain in dated painter's tape, photograph it with a tape measure in frame, and measure its center from two fixed references. Acceptance: those dimensions plus three readings on one meter - a control on the same ceiling at least 6 ft away, the center, and 12 in outside the outline; readings are relative, so the difference from control decides, and a center within 3 points on a 0 to 100 scale is dry today. Wrong: a stain photographed with no scale or reading. Stop rule: a ceiling sagging or holding water gets nobody under it and the room closed off. Hazard: work under a wet ceiling within 3 ft of a fixture, fan or outlet starts only once the homeowner or their electrician kills the circuit and proves the fixture dead live-dead-live, the tester checked on a known live source before and after, per NFPA 70E-2021, 120.5 in the edition your employer's safe work practices adopt. A roofer does not open a panel: that is qualified-person work under 29 CFR 1910.333(b)(2), general industry, cited because it names who may work an energized circuit at all, not because the roof work changes Part. If the circuit cannot be killed the readings wait.
4. Read the attic side and find the highest wet point, not the drip. Locate the bay above the outline's center and follow the wet track up-slope with a bright light. Acceptance: the highest wet point measured up-slope from the point above the stain, or recorded as not visible with the reason, plus a deck reading there against a dry-deck control on the same plane. Wrong: naming the drip as the entry. Stop rule: no attic access over that bay makes the finding plane-level, and the scope says so. Hazard: wet decking and insulation grow microbial colonies within days by the inhalation route, so disturbing them needs a NIOSH-approved respirator under a written program meeting 29 CFR 1910.134 plus gloves; with no program nobody disturbs it and remediation is routed out. Unidentified loose granular fill is treated as asbestos-bearing vermiculite: not moved, not walked on, no fan in that attic.
5. Compare the field against the record and assign the class. Take the release photograph and finished frame up and mark every candidate on the traced path: matches the record, differs from it, or never in this shop's scope. Acceptance: each candidate marked and re-photographed today from a comparable angle, one of the four classes on the ticket. Wrong: assigning a class from the ground on what usually fails. Stop rule: a detail this shop built that differs from the release photograph is a workmanship finding for the crew lead and manager before any price is spoken; one matching both is a material finding for the warranty desk. Hazard: a phone in one hand means frames are shot from a stationary position, tied off under the fall protection setup SOP at the 6 ft trigger in 29 CFR 1926.501(b)(13) - the construction Part this shop's roof work falls under - and nobody walks a plane reading a screen.
6. Reproduce it only where the class is not yet certain. Where trace and comparison already name one detail, do not run water; otherwise run the water testing SOP, test the detail the record says was built, and stop at the first reproduction. Acceptance: an attributable positive naming one detail, a full negative with every zone tested to its dwell, or a written line naming the evidence that made it unnecessary. Wrong: a hose played over the whole plane, wetting every candidate at once. Stop rule: a full negative sells nothing today; the outline stays the gauge and a return is booked. Hazard: a wet plane is not the surface you climbed, so footing is re-tested at every move, and any course lifted is logged for step 7 to restore.
7. Repair, then verify the barrier you disturbed. Repair to the maker's installation instructions. Acceptance: every lifted course re-fastened and hand-sealed to those instructions, fasteners out matched by fasteners in with both counts written, and a repeat run at that detail alone dry through the full dwell and 5 minutes after, watched on the attic-side track since saturated drywall cannot show new water. Wrong: sealant over a lap running the wrong way. Stop rule: any water during the hold and the repair is re-opened, not sealed again. Restore what was isolated: the step 3 circuit goes back on before the crew leaves, and any fixture in the wet area stays out of service, bulb out and taped, until the re-inspection reads inside the control band. Hazard: roof cements and solvent-borne primers give off vapor by the inhalation route, so work upwind in open air with the controls on the product's safety data sheet, gloves for skin; a headache or dizziness means moving upwind and waiting.
8. Close the loop. Write the callback record, tell the customer in writing which document covers this, annotate the release entry, set the re-inspection. Acceptance: a record carrying the class, its evidence, the repair, the cost owner, a customer summary and a re-inspection date, plus the annotated release entry so the next reader sees the callback. Wrong: a callback closed as "repaired" with no class, so nothing can be counted next year. Stop rule: no class means no close, and it sits with the manager. Hazard: none, desk work; the exposure is legal, so describe what you saw and did, never tell a customer what their policy covers, and route what a warranty document binds to your attorney.
The record this produces
One record per reported leak, attached to the original job, not opened as a new one: triage answers and water state; acknowledgement and arrival times against the clock defaults; the dated outline photograph and its dimensions; the three meter readings; the attic trace and its highest wet point; a photograph pair per candidate detail; the class; fastener counts in and out; the re-test result; the cost owner; the re-inspection date. Whoever takes the next call at that address reads it before dispatching.
Worked pass: hallway stain, day 26 after completion
Call at 8:40 am on day 26: no drip now, rain two nights earlier, no bulge, one fixture near the stain, homeowner in all day, so the state is STAIN-ONLY. Acknowledged 12 minutes after the message, inside the 1 business hour default, and booked for day 27, inside the 3 business day default. Step 2 pulls a complete file: release, verifier, photograph of the north plane.
Step 3 fails. The outline runs 14 in by 9 in, its center 6 ft 2 in from the north wall and 3 ft 4 in from the east wall, its nearest edge 2 ft 6 in from the hall fixture, inside the 3 ft gate. The breaker labeled "hall" kills a bedroom receptacle while the fixture still reads live at the tester, so the stop rule fires: no work under that fixture, and the roofer does not go into the panel. The homeowner kills the main from dry footing at a dry panel, the fixture is proved dead live-dead-live on that same tester, and the mislabeled panel is written up for their electrician.
Readings on that meter, 0 to 100 relative scale: control 8 ft down the same ceiling reads 11, the outline center 41, a point 12 in outside the tape 13. 41 minus 11 is 30 points, ten times the 3-point band, so the ceiling is wet today; 13 minus 11 is 2 points, inside the band, so the wet area is bounded by the tape.
Step 4 traces up-slope to a high point 4 ft 8 in above the bay over the center, at two lag screws through the deck with no sealant below, where the deck reads 47 against a dry-deck control of 14, 33 points over. At step 5 the release photograph and the finished frame both show that area with no mount, and the customer confirms a satellite installer worked on day 9, so the penetration has been open 26 minus 9, or 17 days. Class: caused after completion, so step 6 records that reproduction was not required.
Step 7, billable: two lags out and two back in through a flashed base, three shingles lifted, re-set and hand-sealed, counts recorded both ways, re-test at the mount dry on the attic-side track. Step 8 closes it with the customer bearing the repair, the main restored, and a 14-day re-inspection before the hall fixture returns to service.
