How to Build a Six-Month Apprentice Curriculum

Why this matters

Most shops have an onboarding plan for the first few weeks and nothing after it. The apprentice stops being new, the plan runs out, and from there development is whatever the schedule happens to hand them. Two years later you have someone with 3,000 hours who is excellent at the four job types dispatch kept sending them to and blank on the rest, and nobody noticed because nobody was tracking coverage. A six-month curriculum is the document that replaces luck with sequence. It is not a course. It is a list of what this person will be signed off on, in what order, against work you were going to do anyway.

Step 1: Write the month-six exit standard before you write month one

Start at the end. Finish this sentence in writing: at the end of six months, this person can be dispatched alone to ____ and can be dispatched paired on ____. Both blanks are lists of job types from your own price book, not adjectives.

Everything upstream is derived from that sentence. Without it you will build a curriculum around what is interesting to teach rather than what unlocks scheduling capacity, and the curriculum will feel busy while the apprentice stays unbillable alone.

Be conservative. A realistic six-month exit for most residential trades is solo on your two or three highest-frequency routine job types plus diagnostic assist on the rest. Anyone promising solo on complex diagnosis at six months is describing a talented outlier, not a curriculum.

Step 2: Derive the objective list from your actual job mix

Pull the last twelve months of completed work and sort job types by count. Take the types that cover roughly the top 80 percent of your volume and break each into observable objectives: things you could watch someone do and score pass or not yet.

Objectives are actions, not topics. "Understands isolation" is a topic and cannot be signed off. "Isolates the system, verifies isolation at the point of work, and tags it before opening anything" is an objective. If two people could disagree about whether it was met, it is written too loosely.

Expect the raw list to run long, commonly 40 to 60 objectives for a residential trade. That is fine. The next step cuts it.

Step 3: Cut the list to what six months can physically hold

Do the capacity arithmetic before you commit, because this is where most curricula die. Three inputs:

  • Paired days available. How many days per week is this apprentice actually beside someone who can teach and sign off?
  • Teachable touches per paired day. Not jobs per day. How many of those jobs will genuinely produce a teaching moment on a listed objective?
  • Reps to sign-off. Three supervised repetitions is a defensible minimum for a routine objective: one narrated, one assisted, one observed clean. Higher-consequence objectives need more.

Multiply it out and compare to your list. If the list does not fit, cut objectives, do not compress reps. A curriculum with 50 objectives at one rep each produces someone who has seen everything and can do nothing.

Step 4: Sequence by dependency and hazard, not by interest

Order the surviving objectives with three rules, applied in this order:

  1. Safety-critical objectives come first and never move. Anything touching stored energy, gas, water plus electricity, height, or confined space is taught before the apprentice is anywhere near it unsupervised. The order inside a hazard objective is always the same: the protective action first (de-energize and verify dead with a meter proven on a known live source, shut off and relieve pressure, secure the fall arrest), then the work. Teach it in that order every single time, because the apprentice will copy your sequence, not your intent.
  2. Prerequisites before dependents. Anything that requires an underlying skill waits until that skill is signed off. Reading a measurement before interpreting it. Isolation before component replacement.
  3. Frequency before rarity. Among objectives with no dependency between them, teach what the calendar will actually deliver. An objective you cannot get reps on is not a month-two objective no matter how important it feels.

Step 5: Write each month as a module with three fixed parts

Every month gets the same three-part shape, which makes the document short enough to actually maintain:

  • Entry condition. What must already be signed off. This is what stops an apprentice from being pushed forward because the schedule was convenient.
  • Objectives and reps. The list for this month with the rep count on each, and a place to date and initial each rep.
  • Exit gate. The specific demonstration that closes the month, named as a job type and a standard, not as a conversation.

Keep the whole six-month document under about six pages. A curriculum nobody can hold in their hand is a curriculum that lives in a drawer.

Step 6: Give dispatch one rule they can follow

The curriculum only works if the apprentice lands on the right work, and dispatch is running a schedule under pressure. Do not hand them the document. Hand them one sentence per month: "through March, when a drain job comes in and it can be paired, it goes to the apprentice."

One rule, one month, one job type. Dispatch can honor that under load. A request to consider the training plan when scheduling gets honored on the calm days and dropped on exactly the days it matters.

Step 7: Decide in advance what a missed gate does

Write it before it happens, because in the moment there will be pressure to wave someone through. A missed gate should do exactly one of three things, chosen by cause:

  • Not enough reps (the calendar did not deliver): extend the month, do not lower the standard, and give dispatch a sharper rule.
  • Reps happened, standard not met: repeat the module with a different mentor. A second teacher often fixes what looked like a learner problem.
  • Repeated miss on the same objective across two mentors: stop and diagnose. This is where you find out whether it is a learning-style mismatch, a gap in an assumed prerequisite, or the wrong person for the job. All three are real. See related: Training a Tech Who Learns Differently.

Worked example: one apprentice in a four-tech shop

The shop runs four field techs plus the owner. The apprentice rides paired four days per week and spends one day in the shop on stock, truck setup, and written work.

Capacity arithmetic. Four paired days per week, and on average about 2.5 of the day's jobs produce a real teaching moment on a listed objective. That is 10 teachable touches per week. Over 26 weeks that is 260 touches. At 3 reps per objective, the theoretical ceiling is about 86 objectives, but the real hit rate is lower: on a given day the job that shows up often does not match the current month's objective. Assume roughly 40 percent of touches land on a current objective, which gives 104 usable reps, or about 34 objectives at 3 reps each.

The raw list from step 2 ran to 52 objectives. Cut to 30, leaving headroom, because a curriculum planned to 100 percent of capacity fails on the first week the apprentice is pulled to help on a big install. Thirty objectives at 3 reps is 90 reps against 104 usable, which leaves about 13 percent slack.

Sequence. Months 1 and 2 carry 12 objectives, weighted to safety, isolation, measurement, and the shop's single highest-frequency routine job type. Months 3 and 4 carry 10, moving into the second and third job types plus customer-facing work. Months 5 and 6 carry 8, which is deliberately lighter because the exit gates take real time and because the apprentice starts running the routine types semi-solo, which is slower to sign off and generates fewer new objectives.

12 plus 10 plus 8 is 30. The reps distribute as 36, 30, and 24 across the three pairs of months, which matches the shape of the calendar: the apprentice gets more paired hours early and starts absorbing solo work later.

Exit gates. End of month 2: performs the shop's most common routine job type start to finish with the mentor present and silent, no interventions. End of month 4: same standard on the second and third types, plus handles the customer conversation without the mentor stepping in. End of month 6: runs two routine jobs solo with a phone check-in at the diagnosis point, and both pass a follow-up quality check.

What actually happened in month 3. Two paired weeks were lost to a commercial project that pulled every tech. The month-3 gate was missed on rep count, not on standard, so under the step-7 rule the month extended by three weeks and dispatch got a tighter rule for those weeks. The curriculum finished at 29 weeks instead of 26, which is about 12 percent over the plan. That is a normal outcome and much better than the alternative, which is signing off objectives that never got their third rep and finding out on a callback.

What changes the answer

An apprentice with prior time in another trade or another shop. Do not restart them at month one. Run the month-2 and month-4 gates as placement tests in the first two weeks and start the curriculum wherever they actually land. Making an experienced person sit through fundamentals is the fastest way to lose them.

A shop with only one person who can teach. Your rep ceiling is set by that one person's paired days, and it will be well under the example. Cut to 15 to 20 objectives and extend the calendar rather than pretending the capacity exists. See related: The Apprentice-to-Journeyman Path as a System.

Heavy seasonality. Build the curriculum against the season you will actually be in. An objective list weighted to work that does not exist in your slow months will stall for a quarter no matter how well sequenced.

Commercial or new-construction mix. Longer jobs mean fewer teachable touches per day but deeper ones. Lower your touches-per-day input and raise reps per objective, because the objectives themselves are larger.

How to verify you got this right

  • Open the document and count objectives with a signed third rep. That number, not elapsed months, is your progress.
  • Ask dispatch what the current month's rule is. If they cannot say it in one sentence, step 6 was not done and the apprentice is getting whatever the day handed them.
  • Look for gates signed off in a batch, several on one date. That is a sign someone caught up on paperwork rather than observed the work, and it is the most common way a curriculum turns into a fiction.
  • Compare the month-6 exit standard you wrote in step 1 against what dispatch is actually willing to assign this person alone. If dispatch will not assign it, the sign-off did not mean what you thought it meant, and the standard needs tightening before the next apprentice.
