How to Handle a Customer-Supplied Material Decision
Why this matters
The customer-supplied part conversation goes badly when it is a policy conversation. "We do not install parts we did not sell" invites the customer to hear a markup argument, and they will price-shop the answer. It goes well when it is a verification conversation, because a specific reason is hard to argue with and easy to respect. That means the decision gets made at the door, out of the box, in about six minutes, before anyone has quoted labor or turned a tool. Whether the economics favor installing it is a second question and it only applies to parts that pass; the sibling article on the risk you take on with a customer-supplied part carries that arithmetic.
Step 1: Find out at booking, not at the door
Ask two questions when the call is taken: is anyone supplying material for this visit, and is it on site now. Write the answers on the job.
Skipping this costs a trip. A tech who learns about a customer-supplied part on arrival has already committed the drive and the slot, and every subsequent decision is made under the pressure of not wanting to waste them. That pressure is exactly what makes shops install parts they should have declined.
Step 2: Open the box with the customer standing there
Not in the truck, not after they have gone back inside. Whatever you find is much easier to discuss while both of you are looking at it, and a customer who watched you check five things does not experience the outcome as a policy.
Get the packaging, the paperwork, and the receipt out at the same time. The receipt matters because their remedy for a bad part runs to whoever sold it to them, and a part with no proof of purchase has no remedy at all.
Step 3: Run five gates, in this order, and act on the first failure
Gate one, does it match the application rather than the number? Compare the whole set of ratings, not the one or two the customer checked. The common miss is service or duty class: two units can carry identical primary ratings and be built for different duty, different temperature range, or a different medium. A part that matches on the obvious numbers and not on duty will run and then fail early, which is the worst outcome available because it looks like your work.
Gate two, is it listed and labeled where that is required? Where the code your jurisdiction has adopted requires listed and labeled equipment, an unlisted part is a decline, not a judgment call, and that requirement reaches you through the permit and inspection in whatever edition your authority having jurisdiction has adopted. Look for the mark on the part itself, not on the box.
Gate three, is it complete and in sound condition? Kits arrive missing gaskets, seals, mounting hardware, and instructions. Check for shipping damage, for signs it has been installed once already, and for age on anything with a seal, a diaphragm, a battery, or a cure date. Missing hardware you can supply from stock is a fifteen-minute note, not a decline; a part that has clearly been fitted before is a decline.
Gate four, where did it come from and can it go back? A part from a source that accepts returns costs you a trip if it is wrong. A part from a source that does not costs you the trip and an argument about who pays for it. Ask, and write down the answer.
Gate five, is it a protective device? A limit, a relief device, a pressure switch, an overcurrent device. Default is decline. And if a protective device is being replaced at all, establish why the original operated before you treat it as the fault, because a device that opened correctly is reporting a problem rather than being one.
Step 4: Ask how hard it is to get back to this part
This is the question that decides the economics, and it is about access rather than about the part. A component you can reach again in a couple of hours and a component behind finished surfaces or a recovered charge carry completely different exposure from the same failure rate. Ask it before you commit to warranting the labor, not after.
Step 5: State the position in one sentence, with the reason first
- Passing everything: "This checks out. I will put it in and cover my labor on it the same as if I had supplied it."
- Passing with the access problem: "This checks out, but getting back to it means opening this up again, so I will install it and bill the return visit if the part fails. That is the part I cannot cover."
- Failing a gate: name the gate. "The ratings you matched are right. The one that is not matched is duty class, and that is what decides how long it lasts where this one has to run."
Lead with the finding, then the consequence, then what you propose. A reason first and a policy never is the whole technique.
Step 6: Write it before you pick up a tool
Whatever the position, it gets recorded before the install, not on the invoice afterward. One sentence naming the part, who supplied it, what you verified, and what your labor warranty does and does not cover for it. Get an acknowledgment on the same channel you use for approvals.
A disclaimer produced at the door after the work is done is the weakest document in the trade. It reads as a shop covering itself after a bad outcome became likely, and a customer who did not see it before the work has a fair complaint.
Step 7: If you decline, hand them a path out
A decline with no next step is where the relationship breaks. Offer the alternatives in order of how fast they get the customer working again: you supply the correct part today from stock or from a local supply house, or they return theirs and buy the right one and you come back on a scheduled return trip, or they keep theirs and you document what it would take for you to install it later.
Tell them what the return trip costs in hours up front. A customer who chooses to re-order and reschedule with the return cost known has made a decision. One who finds out afterward has been ambushed.
A motor on the kitchen counter
A tech arrives for a failed circulating pump. Booking noted the customer had bought a replacement motor, so it is on the counter when he walks in and he has planned six minutes for the check.
Gate one. Nameplate ratings line up on the two things the customer compared. They do not line up on duty: the original is rated for continuous duty in this application and the substitute is rated for intermittent duty. That is the one that decides service life here. Fail.
He runs the rest anyway, because a customer deserves the whole picture rather than a single objection.
Gate two. Listing mark present on the part. Pass.
Gate three. Box open, coupling hardware not in it. The shop stocks it, so this would have cost about 0.25 hour, not a decline. Pass with a note.
Gate four. Bought through an online marketplace, opened, and the seller does not take opened returns. Fail on returnability, though gate one already decided the outcome.
Gate five. Not a protective device. Pass.
Access. The pump is in an accessible mechanical space, so a re-do would be a straight swap, roughly 2.0 labor hours including travel and setup. Worth knowing, because if the duty class had matched, this is exactly the case where the shop installs a customer part and covers its own labor without much exposure. The verification gate decided this, not the economics.
The sentence. "The ratings you checked are right, and that is a fair check to have made. The one that is not matched is duty class. Yours is built for intermittent runs and this pump runs more or less continuously in the heating season, so it will work and then quit early, probably in the middle of a cold snap. I would not put my name on it. I have got the right one on the truck, or you can return that and I will come back, which is about an hour of return trip."
The customer takes the truck stock. The install is 1.5 labor hours and goes on the invoice with the shop's normal labor warranty and its own part.
Run the counterfactual, because it is what makes the six minutes worth spending. Install the intermittent-duty motor: 1.5 hours now, an early failure inside the season, then a re-do of about 2.0 hours, so 3.5 technician hours on site for one repair, plus a customer buying a second part and a shop arguing about whether the failure was the part or the diagnosis. Six minutes of unbilled inspection against 3.5 technician hours you spend twice, both measured in the same currency of technician time on site. Even if the tech runs the gates on every customer-supplied part he sees and finds a problem on only one in ten, the check pays.
While doing the work. Landing conductors on any motor means the disconnect is opened and the circuit proved dead with a tester checked on a known live source before and after the reading, per NFPA 70E-2021 section 120.5 and 29 CFR 1910.333(b)(2) for electric utilization equipment. Before breaking into the pump, isolate and relieve the pressure and confirm it is relieved at a gauge or bleed point, and let a hot system cool before opening it, keeping your face and hands out of the discharge path when you crack the bleed. Guards and couplers go back on before it is energized for the test run, with hands and loose clothing clear of the shaft. If a substituted material also changes the jointing method, follow the safety data sheet for the solvent or sealant, ventilate the space, and get the respiratory protection specified there under a written program meeting 29 CFR 1910.134 if the exposure calls for one, because a glove does not address a vapor.
How to tell the process is actually running
- Check whether booking is capturing the question. If the field is blank on most jobs, techs are finding out on arrival, and every downstream decision is being made under trip-sunk pressure.
- Count declines against installs by gate. A shop that declines everything is running a policy with gates painted on. A shop that has never declined on gate one is not checking duty class, it is checking primary ratings.
- Read three of your own disclaimers. If any of them were created after the install, the acknowledgment step is not happening.
- Ask what happened to the last three declines. If the customer left and did not come back, the path-out step is missing, not the decision.
