How to Ramp an Experienced Hire From a Different Trade
Why this matters
A nine-year tradesperson from a neighboring trade is one of the best hires a small shop can make and one of the easiest to ramp badly. Run them through the green-apprentice program and they will be insulted and gone in a quarter. Hand them a truck because they are experienced and you will find out the hard way that confidence is domain-specific but does not feel domain-specific to the person holding it. The ramp that works splits their experience into what transfers whole, what transfers partly, and what does not transfer at all, then compresses only the first category.
The hazard set is the part that does not transfer, and it goes first
Lead with this, before any discussion of skill or schedule, because it is where cross-trade hires get hurt.
Every trade breeds calm around its own hazards through repeated safe exposure. That calm is real competence inside the trade and it is a liability outside it. An electrician is genuinely unbothered by conductors and may be casual about a pressurized line or a gas connection. A roofer is comfortable at height and may not respect stored energy in a charged capacitor after the disconnect is pulled. A tech from a low-hazard trade may not have the reflex to verify dead at all, because nothing in their old work would kill them for skipping it.
So the first block of the ramp, before any solo work of any kind, is your trade's specific hazard set and the specific mechanism by which each one hurts people: lockout and verify dead with a meter proven live-dead-live, isolation and pressure relief before breaking a joint, gas response and evacuation, fall protection thresholds, confined space. Do not compress this block for experience. Experience in another trade is not evidence about this one, and a hire who is offended by that is telling you something useful.
Say the reasoning out loud: they are not being treated as green, they are being oriented to a hazard set they have no exposure hours in. Experienced people accept that framing immediately.
Step 1: Establish the real baseline with a diagnostic, not an interview
In the first week, put them on a job with a lead and give them a task with a known answer, then watch. You are not testing whether they know your trade. You are reading three things a resume cannot tell you:
- Do they narrate their reasoning or just act? Someone who says "I would check this first because it is upstream of everything else" has transferable diagnostic method. Someone who reaches straight for a part does not, and that is a bigger gap than any trade-specific knowledge.
- Do they say "I do not know" cleanly? This is the highest-value signal in the whole week. A veteran who can say it without flinching will ramp fast and safely. One who cannot will guess, and guessing is the failure mode this ramp exists to prevent.
- How do they handle the customer? Usually transfers whole; stop worrying after one job.
Step 2: Build the transfer map with them, out loud
Sort their experience into three columns together. Doing it with them rather than to them keeps it from feeling like demotion, and they will sort more honestly than you would guess.

The middle column is where people get sloppy. Diagnostic method transferring partly is a real and useful thing: they know how to narrow, how to test rather than assume, how to avoid changing two variables at once. What they do not have is the prior probability of each cause in your trade, which is the thing that makes a veteran fast. Method without priors produces a tech who reasons correctly and slowly, checking rare causes ahead of common ones. That is a good place to start and it is not competence yet.
Step 3: Compress the craft, do not compress the failure-mode library
This is the rule the whole ramp hangs on.
Everything in the left column can be compressed hard, often to a single demonstration. Do not make a nine-year tradesperson sit through how to protect a customer's floor. Sign it off after one observed job and move on.
Nothing in the right column compresses at all, because compression there just means less exposure to the same set of faults. A failure-mode library is built by seeing faults, and seeing faults takes calendar time and call volume regardless of how experienced the person is. The one thing their experience buys you here is that they can absorb more calls per week without being slowed by the craft, so the same exposure count fits into fewer weeks. That is a real speedup and it is the only honest one available.
Step 4: Rebuild "normal" deliberately
A veteran in their own trade diagnoses largely by deviation from a baseline they never think about. Coming into your trade, they have no baseline, and nothing in the ramp will hand them one unless you do it on purpose.
For the first few weeks, on every healthy system they touch, have them record the ordinary values: the readings, the sounds, the temperatures, the pressures, what a correctly installed version looks like. Ten or twelve healthy systems is enough to seed a baseline. Techs skip this because looking at working equipment feels like wasted time, and it is the fastest thing you can do for their diagnostic speed.
Step 5: Shorter ride-along, longer lifeline
The shape is counterintuitive. They graduate to solo work sooner than a green hire would, because craft and conduct are already there. But they stay on a lifeline longer, because their errors will be confident errors rather than hesitant ones, and confident errors do not announce themselves.
Practically: cut the observation stages hard, keep the call-before-you-commit rule in place well past the point where a green tech would have dropped it. The specific rule worth writing down is that during ramp, they call before replacing anything, not before diagnosing anything. That respects their judgment and catches the pattern-match error at the only point where it becomes expensive.
A worked ramp: a commercial electrician into residential service
Nine years commercial electrical, joining a shop in a different residential trade with meaningful equipment overlap.
The shop's green-apprentice ramp runs 12 weeks to first solo service call, made up of roughly 5 weeks of craft, conduct, and tooling, and roughly 7 weeks of diagnostic exposure. Across those 12 weeks a green hire rides about 40 supervised calls, of which about 10 are craft-heavy and about 30 carry real diagnostic content.
Sorting his ramp against the transfer map:
- The hazard block runs first and is not compressed. Call it the first several days, ending with a verified demonstration of the lockout and verification sequence, not a signature on a sheet.
- The 5 weeks of craft and conduct compress to about 1 week. He needs the shop's specific methods and materials, not the underlying skill. That is an 80% compression on that block, and it is safe to take.
- The 7 weeks of diagnostic exposure compress to about 5. The compression is real but modest, and it comes entirely from him absorbing more calls per week rather than needing fewer faults.
Total: about 6 weeks against the green hire's 12, a 50% compression. Not the 75% he will expect in week one, and not the zero a fixed script would have given him.
Now look at exposure count rather than calendar, because that is where the lesson lives. He rides about 3 of the 10 craft-heavy calls instead of all 10, and about 30 of the 30 diagnostic calls, because those do not compress. That is roughly 33 supervised calls against the green hire's 40, a reduction of only about 18%.
The weeks halve. The call count barely moves. Any ramp plan that compresses the call count in proportion to the weeks has compressed the wrong thing, and the tech will be released with method, confidence, and a thin failure-mode library, which is the exact profile that produces expensive wrong calls.
Where this plan would change. If the two trades were less adjacent, the middle column shrinks and the diagnostic block barely compresses at all, pushing the ramp toward 8 or 9 weeks. If your trade requires a license he does not hold, the ramp is gated by the licensing timeline no matter how fast he learns, and the honest plan is to state that at hire rather than discover it at week six. If he ran a crew in the old trade, his people judgment and job-management ability transfer nearly whole, and he may be ready to lead a crew before he is ready to diagnose alone. Split those two competencies rather than holding both back to the pace of the slower one.
Step 6: Watch for the two failure signatures
The confident wrong call. He pattern-matches a symptom onto a cause from the old trade that looks similar and is not. It shows up as unusual speed and certainty, plus a skipped verification step. The countermeasure is not a lecture, it is a standing rule: during ramp, verification steps are performed regardless of how sure you are, and the mentor asks "what did you rule out" on every call. A tech who cannot list what he ruled out has not diagnosed, he has recognized.
The silent gap. He does not ask, because asking feels like admitting he is not the veteran he was hired as. This is the more dangerous of the two because it is invisible. The tell is research: he is looking things up on his phone in the truck instead of calling the lead. The countermeasure is to invert the direction of questions. Do not wait for him to ask; have the mentor ask him two or three specific questions per job. That surfaces gaps without requiring him to volunteer a weakness, and makes not-knowing ordinary.
Both are worse in a hire who was senior in the old trade, and both ease once one honest "I do not know" happens in front of the crew without consequence. Engineer that moment early if you can.
Step 7: Sign off by task class, not all at once
Do not declare him ramped. Sign off competency by competency, the same way the skills matrix is structured, so that he is fully released on the work he has proven and still on a lifeline for the rest. It also lets you put him into production faster on the classes he cleared first, which is the whole financial argument for hiring cross-trade in the first place.
How to verify the ramp worked
- Read his callbacks by cause, not by count. A ramping tech will have some callbacks; that is expected. The question is whether they cluster on a single fault class he has not built priors for, which means more exposure, or whether they scatter, which means method and time will fix it.
- Ask him to rank the five most common causes of your most common complaint. If his ranking is wrong, the priors have not landed regardless of how well he performs. This takes two minutes and is the single best readiness check available.
- Count the questions. In a healthy ramp, questions rise for the first two or three weeks as he realizes what he does not know, then fall. Questions that start low and stay low mean the silent gap, not competence.
- Have someone else observe him once, cold. The mentor has adapted to him. A second set of eyes on one job late in the ramp catches the habits the mentor stopped noticing.
