How to Teach a Skill in the Field Without Losing the Day

Why this matters

Every shop that stops training says the same thing, and it is true: there was no time. Teaching a skill properly on a live call takes longer than doing it, the day is already tight, and by the third stop the learner is holding the light again because that is the only way the board gets cleared.

The fix is not discipline or commitment. It is a budget. Teaching on a call has a knowable time cost, and once you know it you can spend it deliberately on two calls instead of accidentally on five and blowing the day. Step 1: Pick one teachable moment per call, before you arrive

Decide in the truck, not at the equipment. Look at the call, name the single objective you will teach, and say it out loud: "On this one you are doing the isolation and the first three readings. I have got the rest."

One objective, not three. Three objectives on one call means the learner is thinking about what is coming next instead of the thing in front of them, and it means you cannot cleanly attribute what went well.

The reason to pick before arrival is that the alternative is picking during the call, which in practice means teaching whatever step happens to arrive at the moment you feel patient. That is exposure again, and it systematically over-teaches the early steps of a job (which happen when you are calm) and under-teaches the late ones (which happen when you are behind).

If nothing on the call maps to an open objective, say so and run it yourself with the learner observing. A call with no teaching plan is a perfectly good call. It is the pretending that costs you.

Step 2: Put the teaching in the correct slot of the call

Calls have a shape, and the shape determines where teaching is affordable:

The two free slots are the drive and the wrap-up, and they are where the highest-value teaching hides. The drive is where you can walk the whole diagnostic tree out loud before anyone is under pressure. The wrap-up is where the learner can practice explaining a finding to a customer in a low-stakes moment, and where the documentation habit is either built or lost.

Shops teach in the middle of the call, where time is expensive, and skip the two ends, where it is nearly free. Reversing that alone recovers most of the cost.

Step 3: Set the hand-back trigger before you hand over the tool

Before the learner starts a step, say the trigger out loud: "Take a run at it. If we are not through the isolation in fifteen minutes I am taking it and you are watching."

A useful default is roughly three times your own pace on the step, capped at fifteen to twenty minutes. A step you complete in five minutes gets the learner fifteen. This is not generosity, it is where learning actually happens: fast enough that the day survives, slow enough that they hit the confusing part and work through it rather than being rescued from it.

Saying the trigger in advance is the whole trick. A takeover that was announced is a plan working as designed. The identical takeover unannounced reads to the learner as failure and to the customer as a correction, and it is the single most common reason a learner stops volunteering to try.

Two absolute exceptions to the trigger, which override the clock every time: stop immediately for an unsafe act, and stop immediately before an irreversible step performed wrong. Neither of those waits for fifteen minutes. Where the work involves gas, water in combination with electricity, stored energy, or height, the safety action is not a teaching moment to be worked through slowly. Make it safe first, then teach on the safe system.

Step 4: Narrate on the calls you cannot slow down

On a call with no slack, you can still teach at almost zero time cost by narrating your own reasoning while your hands work. "I am checking here first because if this reads normal it rules out the whole supply side and I do not have to open the other panel."

Narration is not a lesser form of teaching. For diagnostic reasoning it is arguably the primary form, because the reasoning is invisible otherwise. A learner can watch a tech diagnose ten faults and learn nothing about how, because the part worth learning happened silently.

The cost of narration is close to zero minutes. The cost is that it feels strange for about a week. That is the entire barrier.

Step 5: Protect the customer's experience explicitly

The customer is paying for a competent visit, not for a lesson. Two habits keep that intact:

Introduce the learner with a role, not an apology. "This is Sam, working with me today, he will be taking the readings." Never "sorry, I have a trainee with me." The apology tells the customer to start watching for mistakes, and they will find some.

Correct in private, always. If the learner does something wrong in front of the customer and it is not unsafe, note it and address it at the truck. Correcting a tech in front of the customer costs you the customer's confidence in both of you, and it costs the learner more than the mistake did. The one exception is an unsafe act, which you stop out loud immediately, and then you explain to the customer plainly what you stopped and why. Customers respond well to that. It reads as a shop with standards.

Step 6: Recover a slipping day without punishing the learner

When the day goes sideways, teaching is the first thing to drop, and it should be. The mistake is how it gets dropped.

The wrong version: you go quiet, take over everything, and the learner spends four hours as a passenger with no explanation. They conclude that teaching is what happens when you are in a good mood.

The right version is one sentence: "We are behind, I am running the next two, you are back on for the last one." Now the drop is a decision with a stated end, and the learner knows the plan survived the bad day rather than evaporating.

If the last call also gets cut, name the make-good: "We did not get to it today, you are doing the full sequence on Thursday morning's maintenance." A commitment with a date is how a program survives a bad week. A vague "we will get to it" is how it ends.

A worked example: a five-call day on a 1.4 hour teaching budget

A routine diagnostic call averages 1.5 hours solo. The same call taught properly, with the learner doing the isolation and first readings at their own pace, averages 2.2 hours. That is 0.7 hours of extra field time per taught call, about 47% longer than the solo version.

A five-call day is 7.5 hours of field time solo. Here is what the choices actually cost:

  • Teach on all five calls: 5 times 2.2 hours is 11.0 hours. That is 3.5 hours over, a 47% longer day. The day does not survive it, and around call three the tech starts silently taking over, which produces the worst outcome available: the time was spent and the teaching stopped.
  • Teach on two calls: 2 times 2.2 plus 3 times 1.5 is 4.4 plus 4.5, or 8.9 hours. That is 1.4 hours over a 7.5 hour baseline, roughly 19% longer. Absorbable by starting earlier, by booking one fewer call, or by accepting a later finish two days a week.
  • Teach on two calls and book four instead of five: 2 times 2.2 plus 2 times 1.5 is 4.4 plus 3.0, or 7.4 hours. Effectively a normal day with two real teaching sessions in it, at the cost of one call of capacity.

That third line is the option most shops never consider, and it is usually the right one during a build phase. You are trading roughly 20% of one tech's daily call capacity for a second person who can run those calls alone in a few months. The comparison to make is not against a full day today, it is against the cost of a permanently single-deep skill and the overtime that comes with it.

Now the number that decides your program: two taught calls per riding day, four riding days a week, is 8 teaching touches a week. At three touches per objective to reach sign-off, that is under three objectives a month, and roughly 5.6 extra field hours a week (8 touches times 0.7 hours). Whether you can carry 5.6 hours a week is a question you can answer. "Do we have time to train" is not.

What changes the answer

  • Emergency and no-heat, no-water, no-power calls. Teaching budget is zero. The customer's situation outranks the curriculum. Narration only.
  • A learner two weeks from sign-off. The 0.7 hour premium shrinks toward zero as they approach competence, and near the end a taught call can run faster than solo because there are two pairs of hands. Do not keep budgeting the full premium for someone who no longer needs it.
  • Maintenance-heavy days. Planned maintenance is the cheapest teaching there is: predictable duration, low stakes, repeatable sequence. Teach heavily during maintenance season and lightly during peak service season, rather than a flat rate year round.
  • A commercial site with restricted access or an escort. Teaching time is often free there, because you are already waiting. Use the waiting.

How to verify you got this right

Check the clock against the plan. Compare actual call durations on taught calls against your assumed premium. If taught calls are running well past the premium, your hand-back trigger is not being enforced.

Ask the learner what they did today. If the answer is a list of things they watched, no teaching happened regardless of how long the day ran. That is the expensive outcome: full cost, no product.

Count make-goods. If teaching gets cut three days running and no make-good is scheduled, the program has quietly ended and only the calendar knows.
