Replace Water Softener Resin
Goal
Replace the resin bed in an ion-exchange water softener. Resin life: 10-15 years typically; failure rate jumps significantly after year 12-15.
When to replace
Signs of failed resin:
- Output water still hard despite regeneration
- Discolored output water (resin breakdown)
- Reduced softener capacity
- Visible resin in fittings (resin escaping tank)
- Iron fouling visible (orange/brown discoloration)
- Annual service shows resin compressed/clumped
Prerequisites
- Replacement resin: strong acid cation (SAC) exchange resin in the sodium form, in the cubic footage the tank calls for. Note the naming trap, because suppliers will not correct you: Type I and Type II are ANION resin grades and have nothing to do with a softener. Softener resin is specified by cubic feet, crosslink percentage and bead size
- Tools: pipe wrenches, shop vac, towels, hose
- 3-5 hours per softener
- Customer aware of water disruption
Procedure
Step 1: Drain + bypass
- Put softener in bypass mode
- Connect hose to drain port
- Open backwash valve
- Drain all water from softener
- Allow to fully drain
Step 2: Remove softener head
- Disconnect plumbing (inlet, outlet, drain, brine)
- Unscrew softener head from tank
- Set head aside on tarp
Step 3: Empty old resin
- Tip tank slightly + use water hose to flush resin out drain
- Or scoop with cup until empty
- Inspect tank interior for damage, scale, biofilm
- Clean any deposits
Step 4: Inspect riser tube + distributor
- Inside tank: vertical tube + bottom distributor screen
- Inspect for cracks, clogging, damage
- Replace if compromised (parts available separately)
- Clean if dirty
Step 5: Add new resin
- Place tank upright
- Slowly pour new resin through top opening
- Add water periodically to allow resin to settle
- Add the cubic footage the tank is rated for; do not fill to a level near the top. The bed has to have somewhere to go when it lifts during backwash, so a standard tank runs roughly a third to a half of its height as empty freeboard above the settled bed. Overfilling is what sends resin out the drain line and into the customer's fixtures on the first regeneration
Step 6: Reassemble
- Replace head on tank; torque to spec
- Reconnect plumbing
- Reset bypass valve
- Slowly open inlet to allow water in
- Open backwash valve to flush any remaining particles
Step 7: Initial regeneration
- Add salt to brine tank (or refill if needed)
- Initiate manual regeneration
- Allow full regeneration cycle (1-2 hours)
- Test water hardness after regeneration
Step 8: Verify operation
- Hardness test: should be 0-1 GPG at output
- Schedule next regeneration per programming
- Customer satisfaction check
Common pitfalls
- Wrong resin type: not all resins fit all softeners; check manufacturer spec
- Damaged distributor during install: causes resin escape
- Wrong resin amount: too much or too little
- Skipping flush: dust + packaging from new resin clouds water
- Not testing post-install: customer thinks job not done
When to recommend replacement vs new softener
Replace resin if:
- Softener < 15 years old
- Head + tank in good condition
- Resin is only failure
Replace softener if:

- Head failure (programming issues, leaks)
- Tank cracked or damaged
- Severe iron fouling throughout
Iron-fouled resin
For severely iron-fouled resin:
- Mineral cleaner (citric acid or commercial product)
- Backwash thoroughly
- Sometimes recoverable
- If not: replace + install iron filter pre-softener
Resin grading
Two separate properties get sold as one, so read the bag for both. Crosslink percentage sets durability and chlorine tolerance. Bead size sets surface area and pressure drop.

Standard bead at 8% crosslink fits most residential. If you are replacing resin on a chlorinated supply at year seven rather than year twelve, oxidation killed it and 10% crosslink is the fix, not more of the same.
Tank cleaning
Annual tank cleaning prevents resin issues:
- Empty + inspect
- Wipe down interior
- Remove biofilm if visible
- Check distributor screen
Adds 30 min to annual service; significant resin life extension.
The most-overlooked resin life extender: ANNUAL TANK CLEANING. Even with good water + adequate regeneration, biofilm + sediment slowly build up in tank. The annual flush + inspect adds 3-5 years to resin life + prevents premature failures. Charge for it; customers appreciate the value.
