Water Softener Installation SOP

Purpose

Standardize installation of residential ion-exchange water softeners. Most installs cause customer complaints from incorrect bypass, leaking fittings, or wrong unit sized for water hardness.

Scope

Residential water softeners (ion-exchange) 24,000-80,000 grain capacity. Excludes commercial systems + specialty treatment.

Prerequisites

  • Water test results (hardness, iron, pH)
  • Softener equipment sized for the water + family
  • Bypass valve, brine tank, hose connections, salt
  • Tools: pipe wrench, pipe cutter, fittings, primer + cement for PVC
  • 4-6 hours per typical residential install
  • 120V outlet within 6 ft of softener (the control valve runs off a low-voltage plug-in transformer)
  • Drain within 20 ft

Procedure

Step 1: Pre-install verification

  1. Test water hardness with reagent test (or read prior report)
  2. Test iron levels
  3. Verify softener sized correctly:
    • 1-3 people: 24,000-32,000 grain
    • 3-5 people: 32,000-48,000 grain
    • 5+ people OR very hard water: 48,000-80,000 grain
  4. Verify customer's water main location + accessibility

Step 2: Identify installation location

Best location:

  • After main shutoff
  • Before water heater
  • Out of cold/freezing area
  • Near drain for backwash
  • Near 120V outlet
  • Accessible for salt refilling
  • On flat, hard surface

Step 3: Shut off water + drain

  1. Close main shutoff
  2. Open faucets to drain pipes
  3. Drain hot water heater inlet line

Step 4: Cut + plumb softener (inlet side)

  1. Cut existing copper or PEX water line
  2. Install bypass valve between inlet + softener
  3. Connect bypass to softener "IN" port
  4. Use union fittings for future serviceability
  5. Soldering: clean + flux + heat + solder (copper)
  6. PEX: crimp or expansion fittings
  7. PVC: prime + cement

Step 5: Plumb softener (outlet side)

  1. Connect bypass valve "OUT" port to existing home plumbing
  2. Direction: water flows IN โ†’ softener โ†’ bypass โ†’ home

Step 6: Plumb brine tank

  1. Connect brine line from brine tank to softener head
  2. Use specified brine tubing (3/8" typical)
  3. Ensure brine valve at tank shutoff position OK

Step 7: Drain line

  1. Route drain line from softener head to drain
  2. Air gap required (UPC 801.0 and IPC 802.0 indirect waste)
  3. Elevation lift and total run are limited by the valve manufacturer, and the limit moves with inlet pressure. Read the manual rather than eyeballing it; too much lift starves the brine draw and the unit quietly stops regenerating properly
  4. Keep the horizontal run short, 30 ft is a common ceiling, and slope it so it drains
  5. Discharge into floor drain, standpipe, or laundry tub

Step 8: Backwash + flush

  1. With softener OFF, open inlet bypass slightly
  2. Allow softener to fill slowly (purge air)
  3. Open inlet bypass fully when water flowing out outlet
  4. Flush softener for 5-10 minutes (clears packaging dust)

Step 9: Connect electrical

  1. Plug softener into 120V outlet
  2. Set time + date
  3. Set regeneration schedule (typically nightly, automatic)
  4. Set hardness per water test (in grains per gallon)
  5. Set capacity per softener model

Step 10: Salt + initial regeneration

  1. Add salt to brine tank (40-50 lb bag for typical residential)
  2. Initiate manual regeneration (forced cycle)
  3. Allow 1-2 hours for first full regeneration
  4. Test water hardness AFTER regeneration (should be 0-1 grains)

Step 11: Customer briefing

  1. Show how to read softener display
  2. Show salt refilling (every 4-8 weeks typical)
  3. Explain regeneration cycle (automatic, nighttime)
  4. Show bypass valve operation
  5. Discuss salt type recommendations (pellet, crystal, solar)
  6. Schedule annual maintenance

Acceptance criteria

  • All fittings leak-free
  • Softener producing 0-1 grain output water
  • Drain line per code
  • Customer signoff
  • All paperwork retained

Common pitfalls

  • Hot water side connected first: never connect softener AFTER water heater
  • Bypass valve installed backwards: water doesn't reach softener
  • No air gap on drain: plumbing code violation
  • Wrong salt type: pellet vs crystal vs solar; manufacturer specifies
  • Improper hardness setting: softener fails to remove all hardness
  • Skipping initial regen: customer has hard water for first 24 hours
  • No bypass option: customer needs to bypass during repair
  • Heat-traced if outdoor: freezing damages softener

Sizing detailed (water hardness)

Test report shows grains per gallon (GPG):

The classification below is the standard one, and the bands are tighter than most people assume. 1 GPG equals 17.1 mg/L as calcium carbonate, which is how a lab report will state it.

Note where "very hard" actually starts. A house at 12 GPG is not merely hard, it is past the top of the scale, and most residential well water that people describe as "pretty hard" is sitting between 15 and 25. Above about 30 GPG, or with significant iron or manganese riding along, size and stage the system rather than reaching for a bigger single softener.

Sizing runs off grains removed per day. Daily water use times hardness gives grains per day; capacity divided by grains per day gives days between regenerations.

  • 3-person home, 12 GPG, 60 gallons per person per day: 3 x 60 = 180 gal/day, x 12 GPG = 2,160 grains/day.
  • A 24,000-grain unit is 24,000 / 2,160, about 11 days at nameplate.
  • The controller holds back a reserve, normally about one day's use, so it will actually call a regeneration around day 10.
  • Nameplate capacity assumes a high salt dose. Programmed for a normal, more salt-efficient dose the usable capacity is lower, which pulls the interval in further.

Target an interval in the 5 to 10 day range. Longer than that and the resin sits loaded between regenerations, which lets iron and biofilm settle in; much shorter and you are buying salt and water you did not need.

Backwash + drain considerations

Each regeneration uses:

  • 30-80 gallons of water (sent to drain)
  • 5-12 lb of salt
  • 1-2 hours
  • Typically nightly OR per usage

For wastewater quality concerns:

  • Some jurisdictions ban discharge of high-sodium brine
  • Septic systems: salt can damage drain field
  • Public water: typically OK

Maintenance schedule

For owner to know:

  • Daily: water has the right "softness" feel
  • Weekly: visual check of salt level
  • Monthly: salt refill (varies)
  • Annually: professional inspection
  • Every 5-10 years: resin bed replacement

Annual service

Professional should:

  • Check + clean injector
  • Check + clean resin (if needed)
  • Verify timing of regeneration
  • Test resin capacity (may indicate replacement)
  • Inspect for leaks
  • Test water at outlet
  • Check the brine tank for a salt bridge (crusted layer holding salt off the water) and for salt mush in the bottom
  • Verify the brine draw actually pulls, and clean the air check and brine line
  • Confirm the hardness setting still matches current test results; source water changes
  • Verify the drain line is unrestricted and the air gap is intact
  • Confirm the bypass valve is in service position before leaving

Test raw and treated water side by side in front of the customer, and record both numbers on the work order. That single reading is what tells you next year whether capacity has fallen off.

Common installation mistakes (sized as separate concerns)

Mistake 1: Bypassing the softener accidentally

  • Bypass valve fully open + softener offline
  • Customer notices hardness; thinks softener failed

Mistake 2: Bypass direction reversed

  • Water enters softener "OUT" side
  • Backwash function impaired
  • Resin compromised

Mistake 3: No vacuum break on inlet

  • Required by some codes
  • Prevents back-siphon into water supply

Mistake 4: Outdoor placement without insulation

  • Freezing cracks tank, head, fittings

When customer has well water

Additional considerations:

  • Iron levels (if > 0.3 ppm, iron filter pre-softener needed)
  • Sulfur smell (rotten egg): different treatment
  • Bacteria: separate disinfection system
  • Particles: pre-filter

Often a multi-stage system rather than single softener.

Warranty + service contract

  • Manufacturer warranty: 1-3 years on head, 10-year on tank
  • Annual service contract: typical
  • Bundle salt delivery (some companies): convenience for customer

The single biggest softener install callback driver: WRONG HARDNESS SETTING IN THE CONTROLLER. Understand the mechanism, because the usual explanation is wrong. The resin does not remove "as many grains as it was told to"; it strips hardness completely until it is exhausted, then it stops. What the hardness setting does is tell the controller how fast the bed is being used up. Program 5 GPG on water that is really 15 and the controller thinks the bed will last three times as long as it will, so it waits, the bed exhausts mid-week, and hard water runs to the house until the next scheduled regeneration. The customer reports "it worked for a few days then quit," which is exactly what a late regeneration looks like. Always TEST water hardness + program correctly. Print the setting in customer paperwork.
