Hidden Rot Beyond Assessment Discovered During Removal, Response
Purpose
The opening preparation and rot assessment procedure maps decay outward until two sound points confirm the edge, and its own stop rule hands off the moment that mapping runs past the rough opening into a stud bay, a band joist or the sheathing. This procedure is what happens after that handoff: a header end that crumbles under thumb pressure once the casing comes off, a king stud with the bottom foot gone, a sill that was never even probed because the job was priced as a straight insert and removal shows the jamb has been floating on rot for years. The stake is not the extra lumber. It is a wall opened wider than planned, on a house the crew is standing inside, with a member that may have been carrying load until the moment it was cut into.
This procedure guarantees the opening is made safe before anyone keeps working near it, that a member's load-bearing role is determined before it is disturbed further, and that the customer sees the actual finding, not a phone description, before authorizing a repair that has left window work behind.
Scope
Covers the moment decay is found, during removal or opening prep, to extend beyond the rough opening into a stud bay, a band joist or the sheathing, or beyond what a job scoped as a straight insert with no rot allowance can absorb, on any window or door opening.
Does not cover probing, moisture-meter technique or sill and jamb repair within the rough opening, which the opening preparation and rot assessment procedure owns; this procedure begins exactly where that one's stop rule ends. Does not cover the design or engineering of the structural repair itself, which is a licensed trade's scope once bearing is confirmed, not a window crew's.

The handoff that fails is the second row skipped in favor of the first. An installer who stabilizes correctly and then keeps cutting to "just get the old unit the rest of the way out" has treated a structural finding as a bigger version of a routine one.
Procedure
Stop cutting the moment the finding crosses the rough opening, and clear the area beneath it. Set down the saw or bar, back away from directly under the affected member, and keep anyone else out from underneath until step 2 is done. Acceptance: no tool in contact with the framing and the area under the finding clear of people. Wrong looks like continuing to "finish the cut you started," which is how a partially compromised member finishes failing under its own remaining connection. Stop rule: work at that opening does not resume until step 2 produces a written bearing determination.
Determine whether the affected member is load-bearing, and default to yes when unsure. Trace the member's role from visible cues: a header with jack studs under each end and framing landing on it from above is bearing; a band joist carrying a floor above is bearing; a non-bearing partition top plate generally is not. Acceptance: a written determination, dated, with the cues that support it. Wrong looks like assuming a member is decorative trim backing because it is hidden behind casing. Stop rule: if the cues are ambiguous or the house has been altered from its original framing, treat the member as bearing and shore it; a wrong presumption of bearing costs an hour of unneeded shoring, and a wrong presumption of non-bearing costs a collapse.
Shore before disturbing a bearing member any further. Where step 2 finds bearing, install temporary support, typically an adjustable jack post or a temporary stud wall set on blocking under the header or joist, plumb and snug against the member with no gap, before any more material comes out. Acceptance: the shore bears the load with no visible deflection when the surrounding structure is loaded normally, such as someone walking the floor above. Wrong looks like a shore wedged in at an angle or resting on unblocked flooring, which walks out from under load rather than holding it. Stop rule: if the shore will not seat solid because the floor beneath it will not carry the point load, spread the load with blocking across joists first; do not shore onto a single unsupported floorboard. Two people to set a header shore; a jack post that slips while one person holds it drops the load onto whoever is under it, so nobody stands beneath the member while the post is being adjusted.
Check for wiring or plumbing in the bay before opening it any further. Look and, where visibility is poor, use a non-contact voltage tester along the cavity before reaching in or cutting deeper into the bay. Acceptance: the bay confirmed clear of energized conductors and piping, or those runs identified and de-energized or isolated before work continues. Wrong looks like reaching into a dark cavity by feel. Stop rule: any wiring found and not confirmed de-energized stops hand and tool work in that bay until it is verified dead; older houses in particular carry runs that do not match where a current plan would put them.
Weatherproof the opening for any gap that will outlast the working day. Cover the opening with exterior-grade sheathing or a taped weather membrane sized past the opening's edges on all sides, fastened enough to hold in wind, regardless of whether the crew expects to return the next morning. Acceptance: no daylight or draft at the perimeter of the cover when checked by hand from inside. Wrong looks like a single sheet of poly taped at the top edge only, which the first gust lifts. Stop rule: the crew does not leave site until this check passes; a compromised structural member behind an open, wet wall is a worse Monday than a covered opening.
Photograph and measure the finding before the customer conversation. Document the affected member, its extent, the bearing determination and the shoring in place, with a scale reference in each image. Acceptance: images and measurements sufficient for someone who was not on site to understand the finding. Wrong looks like a verbal description relayed by phone that the customer cannot verify. Stop rule: no scope-change conversation happens before this documentation exists; a customer asked to authorize a structural repair sight unseen is the single most common cause of a disputed change order at this scale.
Present the finding at the opening and route it to the trade that owns the repair. Walk the customer to the opening, show the documentation and the shoring, and state plainly that a structural repair is now outside the window crew's scope: it goes to a structural engineer for a repair method where the span or the load path is not obvious, or to a licensed GC where it is. Acceptance: the customer receives a written scope description and a referral or in-house structural crew, and signs an acknowledgment of the schedule impact even if not yet the repair cost. Wrong looks like the window crew estimating and pricing a header replacement on the spot because the customer wants an answer today. Stop rule: no structural repair design or pricing is offered by a crew whose license and scope is window replacement.
Reconcile the already-ordered unit with the office the same day. Report the finding and the likely revised opening dimension, if any, to the office before end of day so the order can be held, modified or confirmed as still correct. Acceptance: a documented hold or confirm decision on the order, dated the same day as the finding. Wrong looks like the original unit shipping and arriving to an opening whose size changed under the structural repair. Stop rule: an order is never left to proceed silently once a structural finding is on record for that opening.
The record this produces
The structural-finding record, one per opening that triggers step 1, filed to the job with photographs and the shoring log.
Fields: the bearing determination and its cues, the shoring method and the load check result, the wiring or plumbing check result, the weatherproofing check, the photographs and measurements, the referral made and to whom, the customer acknowledgment, and the order hold or confirm decision with its date.
Who reads them later: the referred engineer or GC reads the bearing determination and photographs as their starting point rather than re-opening the wall to see what the window crew already saw. The office reads the order hold decision when the customer calls asking why the unit has not shipped. The owner reads the pattern of these findings by housing era to stop pricing that era's jobs as straight inserts by default.
Worked pass: single-story ranch, kitchen window, insert job with no rot allowance in the bid
Old aluminum sash removed with no prep visit scoped; the bid assumed a clean insert. Pulling the interior stop for a tight-fitting sash revealed the sill and the bottom eight inches of the right jamb gone soft, and behind the jamb, visible through the gap, the header end bearing on it looked dark and punky rather than sound.
Step 1 stopped the cut immediately; the reciprocating saw was mid-cut on the old jamb and was set down rather than finished.
Step 2 found jack studs under both header ends and ceiling joists landing directly above, a clear bearing condition, so the determination defaulted to bearing without debate.
Step 3 shored with an adjustable jack post on cross-blocking spanning two floor joists below, snugged under the header six inches from the affected end. The load check, one person walking the floor above while a second watched the post, showed no deflection.
Step 4 found no wiring in the bay by sight and confirmed with a non-contact tester before the crew reached further in.
Step 5 failed on the first attempt. The crew's first cover, a taped poly sheet, lifted at one corner within the hour in a moderate wind and was not re-checked before the original plan to leave for the day. Caught during the step 6 documentation pass, the cover was replaced with sheathing screwed at 8 in centers around the full perimeter, and the hand check at the reveal showed no draft. That corrected cover is what actually shipped in the record; the failed first attempt is why the acceptance check is done by hand, not by eye from across the room.

Step 7 walked the customer to the opening. The header repair went to the shop's licensed GC affiliate rather than being priced by the window crew, since the span and the adjacent roof load made this an engineered repair, not a straightforward like-for-like swap.
Step 8 held the ordered unit at the office; the opening dimension was expected to change once the header was replaced, and shipping the original unit against the old dimension risked a second wrong-size unit on top of the structural delay.
