Hidden Structural Damage Found During a Sweep: Response Procedure
Purpose
A routine sweep sometimes uncovers damage nobody knew was there: a brush catches on a broken tile edge, a whip pushes through into daylight where there should be solid flue wall, or a camera pass mid-cleaning reveals a smoke-chamber crack. This procedure guarantees the technician stops the specific tool action before it makes the damage worse, decides whether the visit can safely continue, and leaves the customer with a documented scope change instead of either a quietly finished sweep over a compromised flue or a vague verbal warning that never makes it to paper.
Scope
Covers the on-site response when structural damage surfaces during a routine sweep or cleaning visit, revealed by the work itself rather than by a prior known complaint. Does not cover determining why a tile is failing, whether water, thermal shock, or internal condensation, which is owned by the Flue Tile Spalling decision tree, and does not cover ranking multiple confirmed defects against each other once an inspection is already complete, owned by the Several Defects Triage tree. This procedure owns the specific minutes between the brush catching on something wrong and the customer having a documented scope-change conversation, including whether any cleaning continues that visit.

The procedure
Stop the specific tool the moment resistance, sound, or debris signals something is wrong, without forcing it. Unusual resistance on a brush or whip, a grinding or hollow sound, a larger-than-normal debris fall such as a tile fragment or chunk of mortar, or visible daylight, insulation, or wood where only flue wall should show, all count. Withdraw the tool the same direction it went in. Acceptance: the tool is out with no further forward or rotational pressure applied after the cue. Wrong looks like "one more pass to see how bad it is." Stop rule: any of the four cues halts that tool in that flue section for the rest of the visit until it is assessed. Hazard: forcing a rotary whip past a broken tile edge can shear a live section loose above the technician's hands or ladder position, and forcing a dislodged fragment further down can wedge it into a narrower point and create a full blockage on an appliance the customer might still fire before it is reassessed.
Get eyes on the point of resistance before deciding anything. Run the inspection camera, or a mirror and flashlight if a camera is not on hand, up to exactly where the tool stopped. Look specifically for daylight, exposed combustible material, a displaced tile section, or a breach into an adjoining space, and note whether the tile above and below the point of resistance still looks sound. Acceptance: a specific written description of what is visible at that point. Wrong looks like guessing from the sound alone and deciding to finish the sweep anyway. Stop rule: any breach into combustible framing or an adjoining occupied space stops all further work in that flue for the visit, regardless of how much of the sweep remains.
If combustible framing or another occupied space is exposed, lock the appliance out on the spot. This sits in the do-not-operate category the shop's own safety-triage standard defines (see the Several Defects Triage reference for the full classification list); apply that classification here rather than re-deriving it. Verify no fire is currently lit and confirm nearby CO detectors are present. Acceptance: a signed or witnessed do-not-operate notice, dated and naming the appliance, left the same visit. Wrong looks like noting it in the report and scheduling "repair when convenient" language without the lockout. Stop rule: exposed combustible framing at a flue breach does not get a monitor classification; it is locked out the day it is found, and if the customer is not present to sign, a witnessed copy is left and the office follows up in writing the next business day.
If the damage is contained within the flue but structurally significant, stop the sweep and reclassify the visit as an inspection. A fully displaced tile section, a smoke-chamber crack, or debris blocking meaningful cross-section, with no breach to framing, still means today's original scope does not get completed as booked. Tell the customer directly before discussing any additional charge. Acceptance: the customer is informed verbally, and a camera scan is either performed same-visit or scheduled, before any further cleaning below or past the damaged section. Wrong looks like quietly finishing the parts of the sweep that seem fine and mentioning the damage only in the final report. Stop rule: no continued cleaning past the damaged section until the scan defines what is actually being cleaned around; and if access or time does not allow a same-visit scan, the visit stops there rather than pushing forward on an unscoped flue.
Preserve the debris and the evidence before final cleanup. Photograph the dislodged material where it landed if practical, and photograph the point of resistance from the camera playback. Bag and label any fragment large enough to be useful later, particularly a broken tile section, rather than sweeping it into the regular ash or debris bucket. Acceptance: dated photos plus one labeled sample bag if a meaningful fragment came out. Wrong looks like clearing debris into the standard bucket along with the rest of the day's cleanout. Stop rule: a fragment that could show the failure's origin does not go into the regular debris; label it separately or it becomes lost evidence for whoever scopes the repair.
Reinstall anything opened to inspect, and verify it before you leave. Any cleanout door, access panel, or damper mechanism opened during the assessment gets reseated, latched, and checked through its full normal range of motion. Acceptance: confirmed to open and close fully with no gap. Wrong looks like leaving an access point loosely reinstalled or "cracked for airflow." Stop rule: a panel that will not reseat correctly is logged as its own new finding with its own photo, not left ajar; and if the latch mechanism itself is what failed, that goes on the report as a separate item, not folded silently into the original finding.
Document the scope change and confirm the customer's next step before leaving. The written report distinguishes what was completed, what was not and why, the do-not-operate status if triggered, and the recommended next visit. Acceptance: the customer has a copy the same visit and can state, in their own words, what was and was not done. Wrong looks like an invoice reading "sweep, complete" with the damage buried in a notes field. Stop rule: no invoice closes as a completed sweep when the sweep itself was stopped short; bill and document what was actually performed, not what was originally booked.
The record this produces
A scope-change file: the point-of-resistance description, camera stills or footage, labeled evidence if any fragment was preserved, the do-not-operate notice if one was triggered, panel and latch condition after reinstallation, and the revised invoice matching the work actually performed. This is the file the Level 2 technician reads before arriving, and it is the file that shows a customer exactly why their annual sweep turned into a scope conversation instead of a finished job.
One run of this procedure, filled in
Routine annual sweep on a masonry fireplace with a clay tile flue, no prior concerns on file.
- Step 1: about two-thirds up the flue, the rotary whip catches unusual resistance and a chunk of tile drops into the firebox, larger than routine debris. Whip withdrawn immediately without forcing past the catch point.
- Step 2: camera run to the point of resistance shows a displaced tile section with a visible gap into the surrounding masonry, but no daylight and no exposed framing; tile above and below the gap still looks sound.
- Step 3: not triggered. No breach into combustible framing or an adjoining space is present, so the immediate lockout category does not apply here.
- Step 4: triggered. The technician stops the sweep below that point and tells the customer directly that this has become a Level 2 finding; a same-visit camera scan of the remaining flue length confirms no additional breach further up.
- Step 5: the fallen tile fragment is bagged and labeled with its approximate flue depth before the rest of the day's soot and debris is cleared normally.
- Step 6: the cleanout door opened for the camera run is reinstalled. Fail, stop rule taken. The latch will not fully seat; it turns out the mounting screw was already stripped before this visit. The technician does not force it or leave it loose. It is photographed, logged as its own finding separate from the tile damage, and the customer is told the cleanout latch also needs attention.
- Step 7: the report lists the sweep as completed above the point of resistance only, the tile finding with photos, the cleanout latch as a separate item, and the Level 2 scan already performed as confirming no additional breach. The customer signs acknowledging the revised scope and the incomplete original service.
The step 6 failure is the part worth keeping. The tile finding was handled correctly on its own, but the procedure still caught a second, unrelated problem because the reseating step forces a technician to actually test the panel rather than assume it is fine, which is exactly the kind of small finding that gets missed when a visit is already running long.
When the response does not go as written
A solo technician has nobody to hold the second opinion on classification. Photograph thoroughly and lean conservative: if there is any doubt about whether framing is exposed, treat it as the safety-triggered category until a second set of eyes, in person or by photo review with the office, confirms otherwise.
The damage is severe enough that the tool cannot be safely retracted without risking further breakage. Do not force it. Call for a second technician or the appropriate specialty equipment before attempting to free it; a stuck tool left overnight with the flue otherwise secured is a better outcome than a forced retrieval that enlarges the breach.
The customer paid a flat rate for the sweep and is upset the work stopped short. The billing adjustment in step 7 is not negotiable away from what was actually performed, but the conversation about a return visit to complete the remaining scope, once the flue is assessed and any repair is scheduled, belongs in the same discussion so the customer is not left feeling charged twice for one job.
